`gateway.allow_all_users: true` (and the top-level spelling) in config.yaml
was a silent no-op: `_TOPLEVEL_BRIDGE` never forwarded it, GatewayConfig has
no field, and every allow-all reader (authz mixin default-deny branch,
startup access check, own-policy adapters, Discord/Matrix/Email plugin
gates) consults the GATEWAY_ALLOW_ALL_USERS env var only.
Bridge the YAML key into that env var in `bridge_core_env_settings`, the
one seam every reader already shares, instead of threading a new config
attribute through ten readers:
- first-writer-wins: an explicit env var beats YAML (matches every other
{PLATFORM}_* gate);
- skipped inside a multiplexed secondary profile's scope (#80099 class):
the secondary's config.yaml must not become the default profile's policy,
and the isolation test now asserts GATEWAY_ALLOW_ALL_USERS stays unset;
- a startup warning names config.yaml as the grant source, because the key
was inert until now and a forgotten `true` flips the posture to open.
Tests: both spellings authorize a stranger through `_is_user_authorized`;
`false`, absent key, and env=false over YAML=true all stay denied.
Docs: security guide, env-var reference, gateway internals.
Fixes#110690
* feat(connections): manage_connections covers local MCP servers; setup_mcp leaves the schema
One model tool now connects the user to apps of both kinds. A target
`{"name": "linear", "mcp": true}` is a locally configured MCP server;
`install` / `enable` / `authorize` are its verbs. Bare strings and
`{"name": ...}` stay managed connectors and that leg is unchanged.
MCP targets run through one backend-owned connection operation
(tools/connections_tool_operation.py): created with a server-side
deadline from the new config key `connections.wait_timeout_seconds`
(default 120, floor 5, no ceiling), per-target state, and exactly-once
settlement (all resolved / Continue / deadline / interrupt). Unresolved
targets freeze as `not_connected` with the settle reason.
Why the fold works now: the approval card is reached through
`agent.connection_callback` via the agent-level inline executor table,
which is the only path that carries a GUI callback. Registry dispatch
(every non-GUI surface) settles MCP targets as `unavailable` with the
`hermes mcp install / login` hint; managed targets in the same call
are unaffected.
`setup_mcp` is removed from every advertised toolset and from the
deferral list; an inline-table shim keeps calls from conversations
opened before this change dispatching (prompt-cache protection).
`_LEGACY_TOOL_ALIASES` is not the mechanism: inline tools bypass it.
Gateway: `mcp.setup.request/respond` are replaced by
`connection.request/respond/expire` (no wire compat; desktop ships
with this). The bridge waits exactly the operation's deadline. The
`session.resume` snapshot gains `pending_connection` so a reopened
window restores the card with the original deadline.
`manage_connections` joins `_SEQUENTIAL_DEADLINE_EXEMPT_TOOLS`: the
operation owns its wait; the 420s guard must not report `tool_timeout`
while the card is live.
The portal `check_fn` on the tool is dropped in favour of a
handler-level gate on the managed leg, so signed-out sessions can still
approve local MCPs.
* wip(desktop): connection.request store, resume restore, card routing for MCP targets
Renderer half of the setup_mcp fold, first slice: connection-request store
(mirrors clarify), connection.request/expire handling, pending_connection
resume restore, mcpTargets() + isCardTool(name, args) so MCP-target
manage_connections calls classify as cards. Not yet: the card component
rewrite (mcp-setup-tool.tsx), mcp-directory.ts removal, vitest, docs.
Does not typecheck until the card rewrite lands.
* fix(config): hermes update turns on the connections toolset for saved toolset lists
`hermes tools` writes an explicit `platform_toolsets.<platform>` list, and the
resolver reads absence from that list as "unchecked". The `connections`
toolset (#106842) shipped after most users last saved, so `manage_connections`
is stripped from the schema on every install that ever opened the picker.
The Nous entitlement gate never runs; the agent reports the tool as missing.
Migration 44 -> 45 (renumbered when folded into #109517; main was already at 44) appends `connections` to each explicit per-platform list
that lacks it and records the offer in `known_builtin_toolsets` where that
record exists, so a later uncheck reads as a decline. It skips: platforms
whose record already holds `connections` (the user saw the checkbox and left
it off), bare composite lists ([hermes-cli]) that already inherit it, platforms
where the toolset is not allowed, and any config whose `agent.disabled_toolsets`
names `connections` (Blank Slate, `hermes tools --disable`), because the
resolver subtracts that list last and the enable would never take effect.
The explicit-list test is the resolver's own: any configurable or plugin key.
`hermes update` runs migrations post-pull for the active profile and every
sibling, so one update is enough. Fresh installs and composite users were
never affected.
* refactor: anti-slop pass on the desktop slice; shorten added comments
Parse connection.request at the boundary with a typed wire interface instead of
unknown + typeof; mcpTargets reuses connectorText; comments cut to one or two
lines. slop-ratchet: no net-new findings in 13 touched files.
* feat(desktop): the MCP approval card answers manage_connections; MCP Directory removed
The existing card (mcp-setup-tool.tsx) now reads the connection-request store,
renders for manage_connections calls with mcp:true targets, answers through
connection.respond with a per-target outcome, and no longer calls reload.mcp
after Install; the new server's tools arrive on the between-turns refresh.
A settled operation renders the first target's frozen state.
session.resume restores a pending card with its original deadline on both the
activate and cold-resume paths.
lib/mcp-directory.ts is deleted along with its two fallback branches
(suggestion provider, card install). The catalog was already primary in both;
a catalog miss now yields no suggestion / a notInCatalog error. The GitHub
never-suggest test is rewritten on catalog-shaped data.
vitest: connection-request store (6), suggestion provider, clarify restore.
slop-ratchet: no net-new findings in 19 touched files.
* chore: drop __pycache__ files swept in by an over-broad git add
* fix(desktop): correlate the connection.request row with the model's tool call by reason
The synthetic row from connection.request and the tool.start row carried
different ids and no shared match value (op_id is not in the model's args),
so the card mounted twice. reason is the arg both sides carry.
* docs: manage_connections covers local MCP servers; connections.wait_timeout_seconds
* fix(connections): settle reason derives from target state, never from the renderer
A card that answers one of two targets and claims all_resolved must settle as
continue with the other target not_connected; found live with a two-target call.
* fix(desktop): a pending connection card re-arms on resume and activate
The store entry was restored but the transcript row was not, so navigating
away and back (or reloading) lost the card while the backend kept waiting.
restorePendingClarifyToolCall's core is generalized to any blocking tool
name and both resume paths project the connection row through it.
Verified live: card restored after navigate-away and after a full renderer
reload, deadline_at unchanged, approve settles connected.
* style: literal wording in added comments, docstrings and docs
* fix: shared gateway-event contract and config-schema category for the connection events
connection.request/expire replace mcp.setup.* in apps/shared gateway-events
(json list, BACKEND_EVENT_NAMES, GatewayEventMap) so the renderer's event
union includes them and the tui_gateway contract test passes. The new
`connections` config section folds into the agent tab like the other
single-field sections.
* style: import order (perfectionist) in the desktop and shared files this PR touches
* chore: retrigger CI (zero-job dispatch failure, auto-heal)
The openai-codex image provider rode a Responses call with a hosted
image_generation tool on a pinned chat model (gpt-5.5). Two failure
classes came with that shape: when OpenAI withdrew gpt-5.5 from an
account cohort every image call 404'd while chat kept working
(#105398, #107076), and the host model was free to answer in text
instead of calling the tool, so we streamed SSE, kept partial frames
and retried on empty streams.
Post to chatgpt.com/backend-api/codex/images/generations and
images/edits instead - the route the official Codex client uses
(codex-rs/ext/image-generation). No host model, no SSE, no
partial-frame handling; the response is a plain JSON body with
b64_json. Remote source URLs are fetched client-side and inlined as
data URLs because the backend's own downloader 400s on ordinary
public images.
The backend treats model/quality/size as advisory (#107233), so the
result now reports reported_quality/reported_size next to the
requested values plus the x-codex-imagegen-request-id for support.
GPT Image 2.5 is deliberately not added to this catalog: the backend
accepts any model id, including nonexistent ones, and generates with
its server-managed engine (C2PA reports gpt-image 2.0), so a 2.5 tier
here would be a label with no effect (#106708).
The gateway asked the user questions (approval, clarify, sudo, secret,
vault, MCP setup, the desktop read/act bridges) by emitting a
`<x>.request` EVENT carrying a hand-minted request_id, blocking the
agent thread on a module dict keyed by that id, and exposing a paired
`<x>.respond` METHOD per kind — thirteen pairs, four registries
(`_pending`, `_answers`, `_batch_clarify`, `_EXPIRING_REQUESTS`) and a
per-kind reconnect snapshot (`pending_clarify` / `pending_approval`)
that only two of the thirteen kinds ever got. JSON-RPC already has the
primitive: the server sends a request frame with an id and the client
answers with a response frame bearing the same id.
`tui_gateway/server_requests.py` owns the one mechanism:
send() block the agent thread until the response frame
(`srq-<n>` ids; ints belong to the client)
send_async() fire-and-callback variant (bot relay)
cancel*() withdraw with ONE `request.cancel {id, method, reason}`
event (timeout / interrupt / process exit /
answered elsewhere) instead of per-kind *.expire
open_requests() the still-open frames, replayed by session.resume,
session.activate and session.events.since so a
reconnecting client re-renders every kind, not two
clarify.lock stays a real client→server RPC (locks one batch
answer early); locked answers merge into the final
set even when the closing response carries only the
tail the user answered last
A client that does not implement a method answers -32601 and the agent
fails fast (the old fixed-timeout "unavailable" probes for tour/preview
still work — a wire error IS an answer). Approval: the queue entry's
settle hook withdraws the request when `/approve` from another surface,
a timeout or an interrupt resolves it first, so no window keeps a dead
card. Compute-host children own their waits; the parent mirrors their
open frames for replay and relays `clarify.lock` + response frames.
Clients: `JsonRpcRequestChannel` gains `onRequest` (unhandled → -32601,
dedup by id) and `JsonRpcGatewayClient` re-delivers `open_requests`
from the replay result. Desktop gets `gateway-event/server-requests.ts`
(one handler per method, replacing the request branches of
`input-requests.ts` / `desktop-bridge.ts`) and a `store/server-requests`
registry so every answer site calls `respondToServerRequest(id, result)`
synchronously; the TUI gets `createServerRequestHandler.ts` +
`serverRequestStore.ts`. `gateway-events.json` now pins both halves
(events + server request methods); the two contract tests check both.
Live (real stdio gateway, real `clarify_callback` on the agent thread):
before, `clarify.request` event + `clarify.respond` RPC, batch final
answers lost ('' returned); after, `{"id":"srq-…","method":"clarify"}`
frame, `session.events.since.open_requests` replays it, response frame
`{"answer":"yes"}` reaches the agent, batch lock + final response
merge to `{"q0":"1","q1":"free text"}`.
`scripts/run_tests.sh tests/<dir>/` is how a change gets its regression
coverage run, so a test filed under the wrong directory is a test nobody
runs when that code changes. Two kinds of drift had accumulated.
Parallel directories for one source package, folded into the mirror:
tests/acp -> tests/acp_adapter (its __init__/conftest move with it)
tests/cli -> tests/hermes_cli (prompt_toolkit fixture merged into
hermes_cli/conftest.py)
tests/run_agent -> tests/agent (backoff fixture becomes
agent/conftest.py)
tests/relay -> tests/gateway/relay
tests/state -> tests/hermes_state
246 loose files at tests/ root, routed by the package they import/patch:
hermes_cli, hermes_state, agent, gateway, tools, plugins, tui_gateway, cron.
Installer and desktop-update script tests go to tests/scripts/{install,
desktop_update}/. 43 tests of root-level modules (batch_runner, utils,
hermes_constants, packaging) stay at the root.
Filenames drop their issue numbers (95 files: test_89315_x.py -> test_x.py);
the number stays in the module docstring where it has context.
Collisions: test_cli_skin_integration.py existed in both tests/ and tests/cli
with different subsets — merged into one (10 tests, all kept);
run_agent/test_pre_compress_memory_context.py -> agent/..._handoff.py;
tests/test_account_usage.py -> agent/test_account_usage_fetch.py;
tests/test_web_server.py -> hermes_cli/test_web_server_ws_ping.py.
Deleted: test_minisweagent_path.py (empty since PR #2804),
test_model_picker_scroll.py (tested a private copy of the logic, imported
nothing), test_process_loop_event_loop_warning.py (asserted asyncio behaviour,
imported nothing from Hermes).
Repo-root path arithmetic (Path(__file__).parents[N], dirname chains) is
bumped for the 202 files that changed depth and verified by evaluating every
such expression against the new location. classify_changes' desktop-updater
lane prefix, tests-os.yml's ignore glob and every in-tree path comment follow
the moves. tests/test_tests_tree_layout.py keeps the tree from drifting back.
The shared ensureContrast shipped the TUI's fine 0.05×20 ladder, which
changed --dt-primary-solid for 7 of 15 desktop presets (nous #3b6acb →
#3f70d8, cyberpunk #00661a → #008021, slate #505457 → #6f7377) while the PR
body said no preset VALUE changed. The ladder is now the desktop's original
algorithm exactly — pole by luminance < 0.5, accumulating 0.2 steps up to
1.0001, re-mixed from the source colour — with `step` as a parameter. The
only pre-refactor TUI caller (ColorChain.ensureContrast) passes 0.05, so
the terminal palette is byte-identical too.
Test: apps/desktop context.test.tsx iterates every builtin preset × mode,
paints it through ThemeProvider and asserts --dt-primary-solid equals the
value a reference copy of the old desktop algorithm computes. Sabotage
(default step 0.05): 11/30 rows fail. Docs: the SDK table now lists
contrastRatio as `number | null` under sRGB measures, not OKLCH.
docs/ was not the documentation site; it was a grab bag of long-form
design notes, wire contracts and observability guides that landed with
feature PRs because their authors needed somewhere to put them. Root
AGENTS.md already says long-form dev docs live in
website/docs/developer-guide/; this moves the 14 living documents there
(or to the matching user-guide section) so they are published, searchable
and linked from the sidebar instead of being found by grep only.
Developer guide: micro-compaction, gateway-session-lifecycle (was
session-lifecycle), state-db-recovery, multiplexing-gateway,
chronos-managed-cron-contract, relay-connector-contract, observer-hooks
(was observability/README), gateway-monitoring (observability/monitoring),
relay-shared-metrics, middleware, streaming-tts, billing-lifecycle.
User guide: egress/network-isolation (was security/network-egress-
isolation), features/kanban-multi-gateway (was kanban/multi-gateway).
Each page got title/description frontmatter and a sidebar entry; repo-
relative links became site links or GitHub blob URLs; two MDX brace
hazards escaped. Every in-tree pointer (module docstrings, config
comments, the relay conformance test's Path, the monitoring-doc test,
gateway-internals, cron-internals, kanban docs, .dockerignore, AGENTS.md)
now names the new location. `docusaurus build` passes with no unresolved
links on the moved pages.
Three TypeScript clients each declared their own copy of the tui_gateway wire
types and had drifted apart: apps/shared had a partial GatewayEventName union
with a `(string & {})` escape hatch, ui-tui/gatewayTypes.ts a 150-line
discriminated union, and apps/desktop an `RpcEvent<T>` that was field-for-field
the shared GatewayEvent with `type: string`. None matched the emitter:
message.complete lacked warning/status/error/recoverable/error_surface,
tool.start/tool.complete lacked args/result, SessionResumeResponse lacked
session_key/messages_omitted/hydrating/auto_continue/todo_state, three
different ModelOptionProvider shapes disagreed on fields, and all three unions
handled a `tool.progress` event that no Python emitter has ever produced.
Now:
* `apps/shared/src/gateway-events.ts` is the single home: payload interfaces
typed from the Python emitters (file::symbol cited per interface),
`BackendGatewayEventMap` (89 backend names) + `ClientLocalGatewayEventMap`
(5 TUI-synthetic transport events, clearly marked, excluded from the
contract) merged into `GatewayEventMap`; `GatewayEvent<K>` is discriminated
on `type` with `seq` typed. RPC shapes shared by 2+ surfaces live beside it
(ModelOptionProvider = union of every field hermes_cli/inventory.py sets,
incl. pricing_pending/free_tier_pending; SessionResumeResponse<Info>;
SessionListItem with resolved_id; Usage).
* `JsonRpcGatewayClient.on<K>` is keyed by event name; the gateway.ready
heartbeat/replay_epoch and per-frame `seq` reads are typed instead of cast.
* ui-tui and apps/desktop import the shared names; their local duplicates are
deleted (no re-export shims — importers are repointed; the desktop plugin
SDK barrel keeps its public `RpcEvent` name as an alias of GatewayEvent).
web/src repoints ModelOptionProvider/ModelOptionsResponse.
* `tool.progress` handling is removed from the TUI handler/turnController,
desktop event sets/tools handler, shared union, tests, and two docs
(`grep '"tool.progress"' tui_gateway/` = 0 hits; the `display.tool_progress`
config mode is unrelated and untouched).
* `message.complete.warning` (history-commit note from
prompt_turn.py::_complete_turn_payload) is typed and surfaced on both
surfaces through their existing notice paths (TUI pushActivity 'warn',
desktop notify kind 'warning').
Contract: `apps/shared/src/gateway-events.json` is the sorted list of
backend-emitted names. `tests/tui_gateway/test_gateway_event_contract.py`
collects names from the Python emitter side (emit-helper literals, the
`.request → .expire` table, change-watcher table, child delta mirror,
subagent relay, desktop_ui tool emitters, gateway.ready/setup.ready/
browser-controller frames) and asserts emitted == JSON in both directions.
`apps/shared/src/gateway-events.test.ts` asserts BACKEND_EVENT_NAMES (which
the map type is `satisfies`-checked against) == JSON. Sabotage-verified: a
fake JSON name fails both tests; a fake TS name fails tsc + vitest; a fake
Python `_emit("...")` fails pytest.
Scoped secrets — `gateway.platforms._shared.get_scoped_secret` is the single implementation of
the "scope authoritative, unscoped default-profile falls back to os.environ" read:
- plugins/platforms/buzz/adapter.py::_get_scoped_secret (113 LOC, ~100 of which were one
docstring paragraph pasted 16x) -> 3-line forwarder over the canonical with
`external_fallback=True`. Its one genuine extra rung (one-shot profile-scope build so a
Bitwarden-managed key is visible to the startup gate, #95216) moves into `_shared` as that
keyword plus `_unscoped_profile_secrets`.
- weixin::_wx_secret, matrix::_startup_env_secret, the inline try/except copies in slack
(SLACK_APP_TOKEN) and telegram (TELEGRAM_WEBHOOK_SECRET/_URL) -> canonical.
- The "extra-first, then scoped env" reader written 11x under 6 names (weixin._extra_or_env,
bluebubbles/ntfy/photon/wecom `_setting`, dingtalk `_extra_get`, mattermost `_extra_or_env`,
slack `_extra_or_env_flag/_channel_set`, feishu closures) -> `_shared.extra_or_secret`.
- `authz_mixin._platform_gate_env` -> `_shared.platform_gate_env`; discord/telegram drop their
`_scoped_gate_env` twins; run.py / run_config_loaders.py / slack import it directly.
Boilerplate — three table-driven helpers in `_shared` replace the pasted docs template:
- `seed_extra_from_env(spec, home_env=)` replaces 8 `_env_enablement` bodies (buzz, google_chat,
irc, line, ntfy, photon, simplex, teams; raft is a one-liner and untouched).
- `apply_yaml_bridge(cfg, spec)` replaces 7 `_apply_yaml_config` bodies (buzz, dingtalk, feishu,
matrix, mattermost, slack, whatsapp); discord/telegram keep bespoke bridges (alias keys,
nested `platforms.*.extra`, generic-key exclusions). buzz and mattermost previously bypassed
`yaml_env_setter` with hand-rolled `os.environ` writes.
- `env_is_connected(*vars)` replaces 5 identical `_is_connected` (discord, homeassistant,
mattermost, slack, sms).
- 8 identity `_build_adapter` wrappers deleted; `adapter_factory=<Class>`.
Behavior change:
- buzz `_apply_yaml_config` returned None, so under multiplex a secondary Buzz profile got
neither env (correctly skipped) nor `extra` for relay_url/channels/allow_all_users/...; it now
seeds `extra` like every other hook. It also wrote reply_in_thread/reply_to_mode to the process
env even inside a secondary profile's scope (first-writer-wins leak, #80099 class); it no longer
does. BUZZ_POLL_INTERVAL is bridged through the same table.
- `home_channel.name` default when `<X>_HOME_CHANNEL_NAME` is unset is now the literal "Home" for
all plugins (irc/ntfy/buzz used the chat id; simplex/teams/photon/google_chat already used
"Home", as do the built-in platforms in gateway/config_env.py).
- weixin's non-secret tunables (send_chunk_*, rate_limit_circuit_*) now read through the scoped
reader instead of raw os.getenv — a secondary profile no longer inherits the default's values.
- `extra_or_secret` treats a blank string in extra as unset (falls to env) and an explicit False
as a real value, the strictest of the merged copies.
- slack `reaction_trigger_target` bridges via str(); `reaction_triggers` comma-joins any list-ish
value (was list/tuple/set only) — same env text for every real YAML shape.
Docs: website/docs/developer-guide/adding-platform-adapters.md (the template the copies were
pasted from) and gateway/platforms/ADDING_A_PLATFORM.md now show the helpers and the scoped
reader; gateway/AGENTS.md points at the one implementation.
Tests: tests/gateway/test_shared_platform_boilerplate.py — every plugin `_env_enablement`
reads only through the scoped getter (parametrized over the 8 plugins, spy on the seam, raw
`os.getenv`/`get_env_value` asserted untouched); buzz bridge seeds `extra` for a secondary
profile and still bridges env for the default; one home-name rule; extra_or_secret contract;
external_fallback rung. Existing tests repointed: tests/agent/test_secret_scope_tier1_migration.py,
tests/plugins/platforms/buzz/test_buzz_unscoped_requirement_gate.py.
The developer guide showed the exact bare threading.Thread pattern the previous
commits removed from six in-tree providers; an external plugin copying it loses
the profile ContextVar under multiplex. Point it at
agent.memory_provider.spawn_context_thread and the canonical JSON/config writers.
The salvaged #103267 plugin hardcoded a single model (minimax/hailuo-3-max) and
rejected any other id. OpenRouter's public GET /api/v1/videos/models already
publishes every generative model with its supported durations, resolutions,
aspect ratios, frame-image support, audio and seed flags, and pricing SKUs, so
the provider now reads that catalog (5-min TTL, offline snapshot fallback):
- list_models(): all 25+ generative models (edit/upscale/avatar rows that take
no duration are outside the unified video_generate surface and are dropped)
with a per-second price label where the SKU is per-second
- capabilities(): the CONFIGURED model's surface, so the dynamic schema only
advertises audio/seed/resolutions the selected model honours
- _build_payload(): clamps duration/resolution/aspect ratio to the model's
live limits (nearest by value/height/ratio) and drops generate_audio/seed
for models that lack them (the API 400s otherwise); reference images ride
in input_references; local file inputs are refused (OpenRouter fetches
URLs itself), data:image/ URLs from the sandbox chokepoint pass through
- bearer key only ever goes to the configured origin (poll + /content),
never to a provider-supplied unsigned_urls host (kept from #103267)
Also drops the source-grep `_IGNORES_SEED` escape hatch #103267 added to the
declaration⇄implementation sweep; the provider now implements seed for real.
Docs list OpenRouter and DeepInfra as bundled video backends.
Requested by Don Piedro Savastano (Discord): OpenRouter credit for video_generate.
cron-internals.md gets a 'Missed-occurrence contract' section (pre-dispatch
advance is provisional, restore once, never twice, grace, opt-out, paused never
catches up, same on standalone and multiplexed); the user guide describes the
catch-up-once behaviour above the cron.catch_up_missed opt-out; cron/AGENTS.md
lists it as a hardening invariant.
A bare `astra: 0.85` in compression.model_thresholds was written for the Codex
OAuth route, where Astra is capped at 272K and 50% would compact at ~136K. The
key is substring-matched on the model name alone, so it also fired on
openai/gpt-6-astra via OpenRouter and Nous, where the window is 1.1M: the user's
0.5 global threshold was silently replaced by 0.85 and the session sat at 620K
(~59%) without compacting.
Keys may now carry a provider prefix: `"openai-codex:astra": 0.85` applies only
when the session's provider is openai-codex; bare keys keep their route-agnostic
behaviour. Ranking is by model-substring length with scope as the tie-break, so
`astra-900k` still outranks `openai-codex:astra` for the 900K picker. The
provider flows through ContextCompressor (ctor + update_model), the ContextEngine
base class and the TUI hot-reload path, so a /model switch between routes
re-scopes the override.
Symptom (#102041): under a multiplex gateway the default profile's vault/1Password/
Bitwarden/plugin-sourced credentials vanished for the rest of the process after the first
cron fire or the post-discovery plugin refresh; with the key already in the process env
(systemd EnvironmentFile=) the scope was empty from boot. Every get_secret() read then
failed closed ("No usable credentials", every Telegram sender rejected).
Why: _apply_external_secret_sources marked the home applied after any real fetch, but only
snapshotted names in report.provenance — the NEWLY applied ones. On a re-apply the previous
apply's own write-back makes every key `skipped_existing`, so the snapshot latched to {} and
_hydrate_profile_secret_sources returned that empty snapshot forever. Separately,
reset_secret_source_cache() was process-wide, so one profile's cron re-pull dropped every
sibling's hydrated snapshot (1aa62ceb45 isolated the routed reload but not the reset).
Change:
- env_loader: snapshot every name a source supplied (provenance + skipped_existing) from
the home's effective environment, so a shadowed re-apply keeps the values it had.
- reset_secret_source_cache(hermes_home=None): optional per-home reset; global clear kept
for tests/config edits.
- cron per-fire re-pull and plugins._refresh_secret_sources_after_discovery reset + reload
only the home they resolve to.
- Two invariant tests (red on base) in tests/test_env_loader_secret_sources.py; docs note in
secret-source-plugin.md.

Addresses #102041
Capabilities → Plugins is now a single table: one row per PACKAGE, with a
Desktop column (this app) and an Agent column (the selected profile). A
package with both halves is one row, never two; the kind badge is inferred
from what it ships (plugin.yaml → agent, plugin.js → desktop).
The desktop half of a unified agent+desktop package no longer loads from the
profile-shaped `plugins/<name>/desktop/` folder. Electron copies that half
into `~/.hermes/desktop-plugins/<name>/` beside a `.hermes-package.json`
marker (package name, source, origin repo/sha) and keeps it in sync: newer
source → re-copy, package uninstalled → copy removed, hand-installed
standalone folder of the same name → never overwritten. The renderer scans
exactly one root, so a pane can never appear, disappear, or re-scope when the
user switches profiles — the same switch reads the same value everywhere.
Why a copy rather than scanning every profile: two profiles can carry the
same package at different SHAs; a scan has to pick one silently. One copy,
one source of truth, stamped with where it came from.
- plugin-packages.ts: pure merge of desktop records + agent rows → rows
- plugins.manage list reports `has_desktop_half` so the pairing is explicit
- Install dialog (local backend): the desktop half is materialised from the
installed package instead of cloning a second standalone copy; remote
backends keep the separate clone. Target path now names the real profile
folder for non-default profiles.
- "Install here": a desktop half whose agent half is missing in the selected
profile pre-fills the dialog from the marker's origin; disabled with an
explanation for hand-copied folders with no origin.
- Profile selector moves into the Agent column header; hidden with 1 profile
- Rescan/Update reconcile the copies BEFORE rescanning (ordering bug)
- Drop the dead `agentPluginsRoot` IPC; docs updated (desktop.md, SDK,
bot-mode.md, hermes-desktop-plugins reference)
Live-dogfooded on a headless Electron with two profiles and a real
file:// git package: install both halves, profile switch ×3, Install here
into the second profile, v2 update via `hermes plugins update` → chip text
changes on Rescan, uninstall from both profiles → copy and row gone, broken
plugin row, cold restart, sash drag/reset, legacy Settings → Plugins
redirect.
Three things Teknium hit on the merged Plugins page:
1. Desktop plugins vanished on profile switch. `fs-ipc.ts::localPluginsRoot`
resolved `<HERMES_HOME>/profiles/<active>/desktop-plugins` for a named
Desktop profile, so a disk-installed plugin only existed under the profile
it was installed from. Desktop plugins extend the app, not an agent; the
root is now `<HERMES_HOME>/desktop-plugins` regardless of profile, gateway
or remote machine (`electron/desktop-plugins-root.ts`), with a one-time
migration that lifts any per-profile folders into the app root (root copy
wins on collision). Agent-plugin and logs roots stay profile-scoped.
On the page, the profile selector now renders INSIDE the framed Agent
plugins block as its header, and Desktop plugins sit outside that frame,
so the scope boundary is visible without reading the blurb.
2. The catalog viewport could not be resized. It gets the same top-edge drag
sash as the Skills hub picker (persisted height, double-click resets,
clamped so the lists above keep real height; iframe pointer-events off
while dragging).
3. Accent Picker, a theme-authoring toy shipped off by default, is removed
from the bundled set and published as a standalone desktop plugin at
https://github.com/NousResearch/hermes-desktop-accent-picker (same source,
esbuild-bundled plugin.js importing only the three loader-resolvable
specifiers). Docs point there.
Plugins were split across two pages that each showed half the picture:
Settings → Plugins listed desktop plugins plus "Install from Git" and a
pointer saying agent plugins live elsewhere; Capabilities → Plugins listed
agent plugins plus the catalog picker but knew nothing about desktop
plugins. A user asking "what extends my Hermes and where do I add more?"
had to visit both and still could not see the whole set in one place.
Capabilities → Plugins is now THE plugins page:
- Agent plugins section (scoped to the profile selector) with the
"Install from Git" button in its header — installs target the scoped
profile, not whichever one is active.
- Desktop plugins section beneath it (same for every profile), with the
folder/rescan controls and the "agent half missing here" drift chip,
whose repair also lands in the SCOPED profile.
- The catalog picker underneath, unchanged.
Settings → Plugins is removed. `/settings?tab=plugins[&plugin=…]` and the
existing `?tab=mcp` redirect share one table (`settings/moved-tabs.ts`) so
old bookmarks and palette links land on the same row on the new page.
Command palette: plugins moved from the Settings group to the Capabilities
group; installed-plugin rows deep-link to `/skills?tab=plugins&plugin=…`.
Dead `settings.plugins.agent.*` and `settings.nav.plugins` i18n keys dropped;
docs and in-code pointers say Capabilities → Plugins.
Move the six surface-switch helpers out of the conversation_loop facade
into agent/surface_switch.py (AGENTS.md: new behaviour goes in a topical
sibling), and fold the review findings on #104494:
- MoA and codex_app_server turns never stamp the api_content sidecar, so
the staged note could not be read back from the transcript and was
re-sent on every turn after a switch. Those modes now skip the note
(stored prompt still reused).
- The announced surface was parsed with split(".") — a plugin platform
with a dot in its name would never compare equal and re-stage the note
every turn. The note now closes the name with a fixed terminator.
- One identity-line parser (identity_line_value) shared by
_stored_prompt_matches_runtime and the switch detector instead of two
copies of the runtime-boundary/rpartition logic; tool names via the
existing tools.mcp_tool_agent._def_name; the transcript scan is bounded
to the last 200 rows (it ran every turn over the whole history).
- consume_surface_switch_note reduced to a plain pop; developer-guide
prompt-assembly.md updated (Platform is no longer an identity field);
17 new tests trimmed to 10 (same-shape pin/retire variants folded).
Restoring Platform as an identity field still turns 5 tests red.
Lowering the session trigger must not replace the window-relative lean
selection budget with threshold times target_ratio. Invalidate the lean
cache through the existing property while preserving explicit legacy and
external-engine fallback behavior.
Narrow adaptation of the aux-sync diagnosis and invariants in #93576,
without adding a required recalibration method to context engines.

Each fix verified against main @ ee84ccd on 2026-09-08.
- windows-native: the troubleshooting entry told users to set HERMES_GATEWAY_FORCE_STARTUP (no code reads it), query a task named HermesGateway (hermes_cli/gateway_windows.py names it Hermes_Gateway), and described the Startup-folder fallback as a cmd.exe shortcut (it writes a .vbs run via wscript.exe). Closes#88077.
- faq: 'hermes config set HERMES_MODEL ...' does not change the default model; 'model.default' does. Closes#65855.
- messaging/index, slash-commands, irc: gateway settings are read from ~/.hermes/config.yaml (gateway/config.py), not gateway-config.yaml. Closes#65857, closes#78276.
- telegram: reaction lifecycle is 👀 then 👍/👎 (plugins/platforms/telegram/adapter.py on_processing_complete), docs said ✅/❌. Closes#78698.
- plugins: bundled memory providers win on a name collision (plugins/memory/__init__.py docstring: bundled, user, project, entry point, first seen wins); the page said user plugins override. Model providers keep the documented last-writer-wins. Closes#100281.
- architecture, index: terminal backend count is seven (tools/terminal_tool.py: local, docker, singularity, modal, daytona, vercel_sandbox, ssh); two surfaces said six. Closes#78252.
- quickstart: the Portal quick path was called 'free'; the login is free, the inference is billed to the subscription. Wording now matches integrations/nous-portal. Closes#78254.
Route local producers to durable owner ingress before attempting the unowned
CLI lane. Preserve per-run/per-message IDs and receipt-first retry handling;
never fall back after ambiguous admission. Report cron admission as queued,
not completed or failed, in job status, the execution ledger and CLI/tool UX.
Native isolated Electron validation reproduces SESSION_NOT_OWNED on main for
both idle and busy owners. Fixed owner consumes idle cron, busy cron, local
DM and mounted-chat cron exactly once, keeps its lease, yields to queued
human input, and preserves the prior model-request prefix and tool schema.
Inference alone used a deterministic loopback wire stub; no paid model call.
Namespace delivery markers and assign fresh keyless turn identities instead
of inferring ownership from IDs or process-local row baselines. Query only
marker existence on the canonical live compression continuation and ancestors.
Preserve raw reply IDs and exclude metadata from provider wire messages.
Expand the two existing invariants with resumed cross-chat ID collisions,
a real independent SQLite writer, reaped siblings, and archived-history
allocation controls. All 20 full-handler checkpoints and 63 targeted tests pass.
Breaks the two import cycles that forced Protocol stand-ins in the F821 sweep, so the two
sites now name the real types.
gateway/platforms/event.py (new leaf): MessageType, ProcessingOutcome, MessageEvent moved
out of base.py verbatim. Their only dependency is gateway.session.SessionSource; base.py
imported helpers.py at module level, so helpers could not name MessageEvent. Now
TextBatchAggregator is typed by the real MessageEvent. 249 importers repointed
(`from gateway.platforms.base import` -> `.event`, preserving each import's layout);
gateway.platforms.__init__ re-exports from .event. The three revert-scheduled PLUGIN-COMPAT
pointers that named these symbols (gateway.slash_commands → MessageType, dingtalk → MessageType,
photon → ProcessingOutcome) and their COMPAT_MANIFEST rows now target gateway.platforms.event.
Docs updated: ADDING_A_PLATFORM.md, adding-platform-adapters.md (en + zh-Hans).
tools/mcp_tool_sampling.py: ElicitationHandler no longer holds a back-reference to its
MCPServerTask (mcp_tool imports sampling, so the task type cannot be named there). It only
ever read owner._pending_call_context, so it takes `call_context: Callable[[], Context | None]`
and MCPServerTask passes `lambda: self._pending_call_context`. The consent call is one
`functools.partial`, run directly or inside the captured Context.
ty on the 11 touched production files vs origin/main: 0 new diagnostics, 14 resolved.
(The one `source: SessionSource = None` diagnostic moves with the class; typing it Optional
exposes ~60 unguarded call sites — separate follow-up.)
Tests: tests/gateway + tests/plugins + tests/tools + touched files, 18,235 passed; the 31
failures reproduce identically on origin/main (macOS /private/tmp, systemd socket,
long-path fixtures, live-service tests).
Capture the durable parent session before output readers start, including CLI
and non-notifying spawns. Require that parent or its compression continuation
for retained reads; exact and prefix handles alone do not authorize access.
Live Linux terminal/one-shot linger/fresh-reader A/B: base loses results;
updated owner recovers both streams and exit 7. Unbound, foreign session,
delegated child, and other profile cannot recover the receipt. No notifications
are replayed. Full tools suite is queued behind the campaign test lock.

Salvage the unit-budget implementation from #104745, replacing its test
matrix with two invariant tests and covering the sibling graceful start.
Keep unprivileged property reads, finite fallbacks, real manager errors,
and post-restart health verification.
Native disposable user unit: old client timed out after 15.03 seconds;
new client completed the same 16-second stop transaction in 16.13 seconds.
The unit stayed active with a new PID; missing-unit errors stayed errors.

Port the exact submitted-wire-text ownership boundary from #93546 onto
current topical runtime code. Do not add the candidate's mocked-result
fallback or storage-level content deduplication. Preserve later distinct
and identical user events, separate identical accepted turns, and keyless
inputs. Add two regression invariants and offline subprocess-wire A/B.
Local wire A/B: 4/8 control matrix passing on base, 8/8 after.
Broader tests queued behind campaign lock; not ready for merge.

Slim salvage of #104688: place project context before workspace state and
keep cwd outside the stable prefix. Put runtime hints behind a final
renderer-owned boundary so quoted operator, memory, plugin and embedder
