7b510caed0 build: drop the hermes-agent[supermemory] extra
The catalog plugin declares the Supermemory SDK in its own pyproject, so
the plugin manager installs it with the plugin. Removed the extra, its
exclude-newer row and the pm/extras.py import anchor; `uv lock` removed
only the supermemory package. The mem0 extra and its win-arm64 gate stay.

86e01ba3ed fix(pm): a lazily installed extra swaps into the running process
ensure_import synced the extra into a new generation and then always
raised "restart Hermes to activate", so choosing a provider whose SDK is an
opt-in extra (anthropic, bedrock, ...) failed the first message in every
fresh install or worktree even though the install had succeeded.

adopt_selected() already knows when swapping a live process onto a new
generation is safe (it was on the generation selected before the sync, and
nothing it imported changed version). Call it after the sync; raise only
when adoption was refused, naming restart_needed()'s reason.

285768fdfb fix(pm): drop stale Hindsight extra
Merge 27df3b8847 brought back the hermes-agent[hindsight] extra
(hindsight-client==0.6.1) that 73c598e319 removed. The catalog
Hindsight plugin now requires hindsight-client>=0.10.1,<1, so any
workspace containing it fails `uv lock`. Remove the extra, its
exclude-newer entry and its legacy-takeover mapping, and regenerate
uv.lock.

The workspace-member rename from the original PR is dropped here;
#122098 landed that half.

Salvaged from #122092.

ab456786a1 fix(pm): judge extra platform gates without packaging in the caller
The historical update takeover runs PM in the OLD venv's interpreter, which
need not ship `packaging`. Carrying lazily installed extras into the first PM
generation made legacy_selection() evaluate every platform gate there, so
every update from an old release failed with "No module named 'packaging'".

When `packaging` is missing, evaluate the marker in PM's runtime (which owns
it), and only judge gates for extras the old venv actually carried. The
takeover fixture now carries a gated extra under -S, reproducing the failure.

b9a5e2d022 fix(update): carry lazily installed extras into the first PM generation
Main-era installs selected [all] and then lazily installed opt-in extras
(FAL, messaging SDKs, ...) into the checkout's venv with no ledger. The
legacy -> PM migration (launch completion and the historical updater
takeover) selected only [all], so the first launch after `hermes update`
prompted "Extra 'fal' requires: fal_client" for a feature that already
worked.

pm.extras.legacy_selection reads the old venv's site-packages (never
imports it) and selects every non-umbrella, platform-supported extra whose
anchors it held. The install prompt that remains for genuinely new
features names the feature instead of Python module names.

029cabb466 feat(pm): hermes pm install --extra NAME; one shared hint for missing extras
Twenty-five call sites told users to run
`python -c "from pm import sync_venv; sync_venv(['x'], explicit=True)"`
because `hermes pm install` only took package names. Add `--extra`
(repeatable; syncs the venv with the named extras and nothing else) and
pm.install_hint(extra), the single builder every site now uses, so the
advice stays correct when the command changes.

A cold PM runtime under allow_lazy_installs:false now reports the extra
the caller wanted and the command that provisions both, instead of a
bare "pm-runtime: not installed".

bbec973514 refactor(pm): pm owns the dependency-environment layout and interpreter paths
hermes_cli.runtime_paths (venv generations, selection, activation) moves to
pm.environments, and gains venv_bin_dir / venv_python / project_python. Every
in-tree caller asks pm for an interpreter now; pm no longer reaches back into
hermes_cli for its own environment layout (pm.packages, pm.extras, pm.ensure,
pm.paths imported hermes_cli.runtime_paths). The three open-coded
"Scripts/python.exe or bin/python" ladders in pm collapse onto venv_python.

hermes_constants.venv_python_path / venv_bin_dir and hermes_cli.runtime_paths
stay as frozen-updater-surface shims only (tests/compat/old_updater_surface.json).

To keep the boot path light, pm/__init__ resolves its facade lazily (PEP 562)
and pm.registry loads the built-in package definitions on first read instead of
at import: `import hermes_bootstrap` now loads pm + pm.environments only (25ms,
was 37ms with the eager facade dragging in the downloader). The stripped-payload
fixtures that ship only pre-import files keep working for the same reason.

Also restores two frozen-surface re-exports the F401 sweep dropped
(banner._github_compare_behind, cua_backend.resolve_cua_driver_cmd).

97252910f3 fix(pm): declare locked setup extras and unsupported engines
Setup needs declared extras instead of unbounded package installs. Pin ddgs,
langfuse and Piper without changing any existing resolved package versions.
Use upload-time cutoffs for the reviewed pins.

NeuTTS excludes Python 3.14. KittenTTS requires misaki, which excludes Python
3.13 and newer. Keep matching dependency markers and PM gates so bundles omit
these engines and explicit requests fail instead of reporting empty success.
Piper also excludes Intel macOS and Windows ARM64 because its native closure
lacks wheels there.

Verify the parent sync gate against the native Python version, including an
installed-anchor override. The test fails without that gate. Check declaration
and runtime gate agreement across bundle targets. Isolate an existing test's
home lookup, whose failure also reproduces on the base commit.

Verification: public PM lock/check and fresh 85-package environment passed in
an isolated manager runtime. DDGS, Langfuse and Piper imports passed on Linux.
No full suite or cross-host execution was performed.

410ac37a0b fix(wake): select a supported engine by default
The fixed openWakeWord default selects an unavailable engine on native
Windows ARM64 and Intel macOS. Use auto and the existing PM platform gates
to prefer openWakeWord, then sherpa, then Porcupine.

Keep explicit provider choices unchanged. Porcupine still requires its
access key, and wake detection remains disabled until the user enables it.
Expose auto in the config UI and document the backend-platform selection.

Verified config loading, platform selection, explicit-provider preservation,
key requirements, and the config schema. No microphone detection was run.

284dbaf537 fix(pm): isolate bootstrap dependencies and unify YAML on ruamel
Activation reaches plugin discovery before the application dependencies
exist. Give PM its own locked Python project and runtime so it can install
or repair the application without importing that dependency tree.

Keep PM outside the application workspace. A shared uv workspace resolves
the application graph and cannot provide this isolation. Route mutations
through an isolated worker and preserve transaction callbacks, cancellation,
custom package registrations, and correlated receipts.

Use the same runtime builder for source installs and packaged payloads.
Keep offline wheelhouse support in that builder. Nix builds the independent
PM lock as a separate derivation. Refuse lazy-disabled bootstrap before
installing tools or dependencies.

Move first-party YAML readers and writers to ruamel. Keep the application
lock's transitive PyYAML requirements for third-party packages.

Verification:
- Focused canonical Python suite: 177 passed, 1 host-gated skip.
- Electron backend probes: 12 passed. Electron typecheck passed.
- Both uv locks, scoped lint, Bash syntax, and whitespace checks passed.
- Cold activation, corrupt-app repair, offline staging, and relocation ran.
- Built and exercised the Nix PM runtime and standalone YAML merge script.

Six broader caller test files retain the same 24 failing test IDs as an
archive of HEAD. The existing real-home guard blocks those tests before
they can exercise the affected paths. No full-suite pass is claimed.
Native Windows signing and full Bionic package execution remain unverified.

f2db4349e8 fix(pm): inventory features in the staged interpreter
The builder's imported modules could mark an empty dependency tree as
installed. Probe every anchor in one isolated target process. Require
all anchors for a multi-module extra, and process only the selected
tree's .pth files so editable packages retain their launch behavior.

The native builder passes its staged Python explicitly and stops before
manifest publication when the inventory fails. Correct the Hindsight
and Teams anchors using the namespaces in their locked wheels.

Verified: 31 tests passed, 3 host skips. A real target child records its
identity, and a caller mutation back to the builder Python fails the
regression. Both downloaded SDK wheels match uv.lock and pass inventory
and availability checks. Ruff and added-comment checks passed.

No full native package or signing run is claimed.

7f1ddc70ce feat(python): move first-party runtime to 3.14; swap wake engine to pyopen-wakeword
requires-python >=3.14,<3.15 (was <3.14 ceiling): the old cap existed because
Rust-backed transitives lacked cp314 wheels; tflite-runtime (openwakeword's
hard linux dep) still caps at cp311, so the wake engine moves to
pyopen-wakeword 1.1.0 — py3 wheels + bundled tensorflowlite_c lib, whose
bundled melspectrogram/embedding models are byte-identical to the openWakeWord
v0.5.1 files (verified by sha256), and it loads the shipped hey_hermes.tflite.
Drops openwakeword/onnxruntime/ai-edge-litert/wake-tflite machinery entirely.
win32-arm64 gets a marker gate (no pyopen-wakeword wheel there; porcupine
covers wake). uv.lock regenerated for 3.14 (254 pkgs, all platforms).
Real-lib smoke verified: engine builds against the actual wheel, silence
scores 0, noise scores ~0.003 (threshold 0.6), scores flow 1:1 per frame.

92686159d1 fix(pm): integrate audited runtime and lifecycle repairs
Prepare dependency generations before selecting them. Keep shipped tool
bytes separate from writable additions, and store facts beside their entries.
Validate proposed plugin sets before config publication. Restore the previous
config if the facts write fails.

Consolidate duplicate updater, backup, setup, and voice helpers. Repair
launcher selection, dependency consumers, download ownership, update feeds,
and native Windows process and file handling.

Verification: 206 changed/prior-failing Python files reported 4630 passed,
one failed, and 330 skipped. Fix the remaining Hindsight fixture boundary.
The final targeted rerun reported 234 passed and two skipped. The store
review regression batch reported 83 passed and one skipped. Desktop
TypeScript checks, 56 selected Electron tests, 24 release tests, and the
removed-import/compatibility guards passed.

This is an integration checkpoint, not full audit acceptance. The complete
Python suite has not run on this fixed tree. Crash-atomic plugin publication,
generation cleanup, receipt correlation, and packaged lifecycle acceptance
remain open in docs/pm-audit-status.md.

64a6564084 feat(pm): per-extra platform gates — [tool.hermes.extras-platforms]
Platform gating moves from scattered per-package markers to a
readable per-extra authority (settled 2026-09-02 plan, task 9):

- pyproject [tool.hermes.extras-platforms]: extra -> PEP 508 marker.
  matrix = linux-only (python-olm has no win/darwin build);
  google-chat / mem0 = all but win32-arm64 (grpcio has no win_arm64
wheel). The per-package markers stay — uv's resolver needs them for
--all-extras (probe: a fully marker-gated extra syncs clean on
Windows); this table is the readable single authority for WHICH
  extra is supported WHERE.
- pm.extras.extra_supported(): gate consult with an installed-override
rule (an extra whose anchors import on this machine is supported
  regardless — dev machines, hand-synced venvs) and a fail-open-on-
  malformed-marker posture. Cached table read.
- available() reads gated-off extras as unavailable; ensure_import()
raises InstallError naming the gate instead of a resolver no-op —
the adapter degrades with a readable reason, never a mystery.

Live-verified on this win32 host: matrix -> not supported (gate:
sys_platform == 'linux'), web -> supported, table parses.
tests/pm: 169 passed, 0 failed (4 new gate tests).

52510d26fd fix(pm): migrate the last tools.lazy_deps call sites to pm extras
tools/lazy_deps.py was deleted by the pm migration but 8 call sites
still imported it — slack and feishu lazy-install were dead (ImportError
swallowed by platform_registry's ensure_deps_fn guard, platform stayed
disabled with a warning), and cua/anthropic/read_extract/vision/
dashboard self-heal paths silently skipped their installs.

- slack: pm.extras.ensure_and_bind('slack', ...) (slack extra)
- feishu: pm.extras.available / pm.ensure_import('feishu')
- cua_backend: pm.ensure_import('computer-use')
- anthropic_adapter: pm.ensure_import('anthropic')
- read_extract: pm.ensure_import('doc-extract')
- vision_tools: pm.ensure_import('vision') + new 'vision' -> PIL anchor
(extra is a no-op alias, Pillow is core; anchor keeps availability
  checks working)
- web_server dashboard import: pm.ensure_import('web')
- web_server memory-provider pip install surface: the deleted
install_specs pipeline is replaced with an actionable manual remedy
status until the plugin-deps workspace bridge wires this surface
- wecom callback docstring: drop the stale LAZY_DEPS vocabulary

test_pin_lockstep now asserts the core pin and doc-extract extra pin
of firecrawl-anydoc agree (pyproject is the single pin authority);
new tests/pm/test_no_lazy_deps.py keeps the migration complete with a
tree-wide contract (scripts/release.py credit comment + the dashboard
legacy surface documented as allowed).

tests/pm 144 passed; touched lazy-install suites green; remaining
tests/plugins failures proven pre-existing on the unmodified tree
(Windows host artifacts).

3d12e86ef1 feat(pm): unified package manager — pm store foundation
Introduce the pm store: a unified, hash-verified package store that
replaces lazy_deps and the old installer's ad-hoc tool downloads.
Store tools are provisioned on PATH (ffmpeg, node/npm via pinned uv),
with a resumable 8-way downloader, verify() returning failure reasons,
and adopt() made EPERM-safe. chromium ships in the payload for every
target. The 3600-line install.sh is replaced by a staged bootstrapper
(heavy deps are pm's job after this); setup-hermes.sh, Dockerfile and
nix pin tables are rewired onto the store. Old install-script tests,
lazy_deps/managed_uv/build_info, and the ps1/bash installer test
batteries are removed with the machinery they tested.

Rebuilt from ethie/pm onto upstream/main (ac6c8028e0) after the
utf-8-sig sweep. 16 hot files (main also churned them) hand-merged:
platform adapters, main.py, electron/main.ts, tui_gateway/server.py,
cua_backend, installer-tests workflow, install.sh (full rewrite),
setup-hermes.sh, plugins doc.
