Activation reaches plugin discovery before the application dependencies
exist. Give PM its own locked Python project and runtime so it can install
or repair the application without importing that dependency tree.
Keep PM outside the application workspace. A shared uv workspace resolves
the application graph and cannot provide this isolation. Route mutations
through an isolated worker and preserve transaction callbacks, cancellation,
custom package registrations, and correlated receipts.
Use the same runtime builder for source installs and packaged payloads.
Keep offline wheelhouse support in that builder. Nix builds the independent
PM lock as a separate derivation. Refuse lazy-disabled bootstrap before
installing tools or dependencies.
Move first-party YAML readers and writers to ruamel. Keep the application
lock's transitive PyYAML requirements for third-party packages.
Verification:
- Focused canonical Python suite: 177 passed, 1 host-gated skip.
- Electron backend probes: 12 passed. Electron typecheck passed.
- Both uv locks, scoped lint, Bash syntax, and whitespace checks passed.
- Cold activation, corrupt-app repair, offline staging, and relocation ran.
- Built and exercised the Nix PM runtime and standalone YAML merge script.
Six broader caller test files retain the same 24 failing test IDs as an
archive of HEAD. The existing real-home guard blocks those tests before
they can exercise the affected paths. No full-suite pass is claimed.
Native Windows signing and full Bionic package execution remain unverified.
Only the CLI could install a plugin at an exact commit (`--ref <sha>`); the
Desktop "Install from Git" dialog, the TUI gateway `plugins.manage install`
method and the dashboard `/agent-plugins/install` endpoint all called
`_install_plugin_core` without a ref, so a team that wanted everyone on the
same private-plugin commit had to leave the app for a terminal.
- `dashboard_install_plugin(ref=)` threads the pin to `_install_plugin_core`;
the 40-hex validation and HEAD verification are unchanged. The gateway
method and dashboard body accept `ref`.
- Desktop dialog gains an optional "Pin to commit" field (custom sources only,
client-side 40-hex check disables Install on anything shorter).
- `plugins.manage list` rows carry `pinned_sha`; the Desktop plugins tab shows
a `pinned @ <sha8>` badge and `hermes plugins list` prints `git pinned@<sha8>`
in Source, so a team can eyeball that everyone runs the same commit.
`hermes plugins install owner/private-repo` failed for every private repository
even when the same user could `git clone` it from their shell: the hardened
`noninteractive_git_env` disables credential helpers, askpass and global config
(so a hostile repo can't make our plumbing prompt or hang), which also blocks
the user's own stored credential. The result was "could not read Username" or a
60s hang on a GUI askpass, with no hint about how to authenticate.
New `hermes_cli/git_credentials.py` resolves a credential up front from sources
the user already owns — GITHUB_TOKEN/GH_TOKEN (profile-scoped), `gh auth token`,
then `git credential fill` against their configured helpers with prompting
disabled (any host) — and hands it to git as a one-shot
`http.<origin>/.extraheader` via the GIT_CONFIG_* env block. Nothing lands in
the URL, `.git/config` or install metadata. The same path covers
`plugins update`, catalog MCP git installs and profile-distribution staging,
which share the same hardened env and the same failure.
A private-repo clone with no credential now fails fast with an actionable hint.
A Node-only plugin reached Python consent after its own sidecar
question. Non-interactive installs therefore refused to enable it
for dependencies it did not declare.
Return after the Node step when no Python surface exists. Keep the
Node question and relevant Python refusals unchanged.
Verification: real local-Git install and PM admission, both Python
surface controls, and focused plugin suites: 60 passed, 0 failed.
Node execution is intercepted in the prompt test; no npm service used.
Keep upstream's reviewed catalog as the only plugin name index.
Catalog pins and custom update sources share staged PM validation.
Publish code and dependencies with recovery after process death.
Reject a concurrent enablement change before publishing disabled code.
Use the manifest loader's supported version in the installer. Keep
probe cooldowns for timeouts, not TLS failures that a CA change fixes.
Preserve the backup, uninstall, browser and memory-provider repairs.
Verified with the canonical runner on native Windows ARM64, real Git
repositories, local TLS endpoints and UV dependency generations.
Desktop catalog tests and both TypeScript checks pass. The full suite
and native release builds were not run. No remote push.
- hermes_cli/plugins_cmd_catalog.py: new sibling owning resolution, the
.hermes-catalog.json provenance sidecar, search/info/validate, re-pin on
update, and the dashboard/TUI payload builders. plugins_cmd.py only
gains the hooks (cmd_install catalog branch, cmd_update / dashboard
update re-pin, dashboard_install_plugin catalog_name + kill list,
dispatch entries); the community index (plugin_index.py) is gone.
- hermes_cli/plugin_catalog.py: catalog_dir parameter replaces the
test-only HERMES_PLUGIN_CATALOG_DIR env var; live refresh reads ONE
published document (/docs/api/plugin-catalog.json, 6h cache, in-tree
fallback) instead of the unauthenticated GitHub contents API (60 req/h,
1 request per entry); in-tree and live removals are unioned so a stale
cache can never un-block.
- Catalog route lives in web_routers/dashboard_ui.py (the facade is off
limits); _plugin_runtime_status shared from web_server_dashboard.py;
hub rows carry removed_reason. TUI plugins.manage gains catalog_name
install, catalog row fields and an update action.
- plugin_validate: the probe context honours ctx.get_config defaults
(real plugins do int(ctx.get_config("timeout", 180)) in register()).
- Installed-state merge matches through the sidecar's catalog_name
first — catalog names rarely equal manifest names.
- extract-plugins.py emits plugin-catalog.json; deploy-site triggers on
plugin-catalog/** so entry merges republish it.
Prepare dependency generations before selecting them. Keep shipped tool
bytes separate from writable additions, and store facts beside their entries.
Validate proposed plugin sets before config publication. Restore the previous
config if the facts write fails.
Consolidate duplicate updater, backup, setup, and voice helpers. Repair
launcher selection, dependency consumers, download ownership, update feeds,
and native Windows process and file handling.
Verification: 206 changed/prior-failing Python files reported 4630 passed,
one failed, and 330 skipped. Fix the remaining Hindsight fixture boundary.
The final targeted rerun reported 234 passed and two skipped. The store
review regression batch reported 83 passed and one skipped. Desktop
TypeScript checks, 56 selected Electron tests, 24 release tests, and the
removed-import/compatibility guards passed.
This is an integration checkpoint, not full audit acceptance. The complete
Python suite has not run on this fixed tree. Crash-atomic plugin publication,
generation cleanup, receipt correlation, and packaged lifecycle acceptance
remain open in docs/pm-audit-status.md.
hermes_cli/plugin_compat.py is now the single source of truth for the compat window:
COMPAT_REMOVAL_DATE = 2026-09-14; scan_plugin() statically finds `from F import n`, `import F` + `F.n`,
alias forms and string targets against compat_manifest.json; compat_report() aggregates over the user's
ENABLED external (non-bundled) plugins; disable_reason() decides the loader's skip.
Surfaces (all read from that one report):
* CLI: yellow block under the banner naming plugins + date + `hermes plugins compat` (red + DISABLED after)
* `hermes plugins compat [--json] [path]`: file:line, old -> new per hit; exit 1 while anything remains;
`path` lets a plugin author scan their own checkout
* `hermes doctor`: "Plugin import paths (removed Sep 14, 2026)" section next to the xAI retirement check
* `hermes update`: post-update notice alongside the FTS/curator notices
* Desktop: compat_report() writes HERMES_HOME/.plugin-compat-report.json (deleted when clean); Electron
shows ONE warning dialog per distinct report after the backend is up and persists the dismissal in
userData/plugin-compat-dismissed.json. A new affected plugin, or the date passing, is a new report.
From the date, PluginManager skips a hitting external plugin before importing it, with the reason in
LoadedPlugin.error ("uses N import path(s) removed on 2026-09-14; run `hermes plugins compat` ...") — the
same path a plugin with a broken register() takes, so nothing else is affected. Escape hatch:
plugins.allow_deprecated_imports: true (config_defaults), which only helps until the compat commit is
actually reverted.

Tests: tests/test_plugin_compat_notice.py (scanner forms, report scope, date gate + escape hatch, summary
text, report file lifecycle, loader skip via a real PluginManager), electron/plugin-compat-notice.test.ts
(show once, re-show on a different set or on the date passing, malformed file ignored).
Live A/B on this box with a demo plugin on old paths: before the date it loads and the banner/doctor/report
name it; with today=2026-09-14 it is skipped with the reason and the banner turns red; with the escape
hatch it loads again.
The Sep 2026 decomposition (PR #102117) makes internal import paths a non-API: names now live in
the focused modules that define them. This commit is the ONLY thing keeping the old paths alive,
so external plugins have time to update. It is deliberately a single, unsquashed commit:
git revert <this sha>
removes every shim, stub and manifest at once on the announced date. Nothing in-tree may depend on
these pointers: scripts/check_compat_pointers.py (wired into lint.yml) fails CI if it does.
What it adds (see COMPAT_MANIFEST.md, compat_manifest.json):
- 332 facade modules get one delimited `PLUGIN-COMPAT` block appended at the end of the file
- 1,172 moved names resolved lazily via a module `__getattr__` (PEP 562) — never a top-level import,
so no import cycles; facades that already had `__getattr__` get a chained one
- 592 third-party/stdlib names the old modules used to expose, with their original import statements
- 266 public definitions that had been deleted as unused, restored byte-for-byte from the pre-decomposition
tree (+40 private helpers and 16 imports pulled in only because a restored definition needs them)
- 3 deleted modules recreated as re-export stubs (gateway/startup_watchdog, hermes_cli/observability/
relay_runtime, tools/environments/modal_utils)
- private names (`_x`) get no pointer: they were never API (3,792 skipped)
Verified: all 335 touched modules import under a fresh HERMES_HOME and every manifest name resolves;
the lint reports zero in-tree uses; ruff clean; targeted suites unchanged.
The declared-but-unwired surface from the plugin-deps plan §B item 2:
scan_plugin classified package.json sidecars but nothing executed.
- pm/workspace.install_node_sidecar(): npm ci (with package-lock.json)
or npm install (without) into the plugin's OWN node_modules — never a
global prefix; pm's pinned npm store-first (PATH second, the same
precedence as _uv_binary); lazy-install-gated; returns a reason
string on failure, never raises. Injectable runner for hermetic
tests.
- plugins install flow: a package.json plugin gets its own y/n consent
question; a node-dep failure warns but never blocks the python-dep
path or the install.
tests: 6 hermetic tests (no-package no-op, ci-vs-install selection by
lockfile presence, lazy-off refusal, failure reason surfacing, runner
explosion isolation). Full sweep: 210 passed, 0 failed.
For each issue anchor present in BASE 63279301bc non-test .py and absent on HEAD, the BASE comment/docstring block was re-attached at the HEAD location of the code it explained (matched by the distinctive code line / enclosing def). Sentences already covered by an existing HEAD comment were deduped; the issue number always survives. Insert-only: no code lines changed.
Task 5 of the plugin auto-update plan (settled 2026-09-03):
cmd_update, after the pull + revision record + scan + bytecode clear:
if the plugin dir carries a pyproject.toml (a union member manifest),
pm.sync_venv(explicit=True) re-locks the union so pulled pin changes
land in the venv. The Task 4 content stamp makes a pins change force
the re-lock and a content-identical pull a no-op stamp match; the
shipped sync path carries bisect + write-back + receipt as-is. A sync
failure (conflict = loud resolver refusal) surfaces the message with
a retry hint but never fails the update — the plugin code is already
updated; only its deps wait.
tests: member plugin triggers the sync, plain plugin skips it, sync
failure surfaces without failing the update. Full workstream sweep
(plugins provenance/check-updates/cadence/update-sync/main + pm):
302 passed, 0 failed.
Task 1 of the plugin auto-update plan (settled 2026-09-03,
.hermes/plans/2026-09-03_120000-plugin-auto-update-system.md):
- hermes_cli/plugins_provenance.py: the 2x2 classifier — row-presence
says 'hermes installed this' (.install-metadata.json sidecar),
.git-presence cross-checks it: row+git=git install, neither=manual
drop, git-only=self-cloned (origin URL carried ready for adoption,
real-git then .git/config-parse fallback), row-only=drift (flagged).
Pure functions, fully unit-tested truth table.
- cmd_adopt: self-cloned dirs become tracked git installs (origin URL
validated, revision recorded, row written). Refuses non-self-cloned
and already-rowed plugins.
- cmd_trust_update_url: the ONLY path that moves a saved update_url
tag — confirms a manifest's changed url into the sidecar after
review; refuses when there's nothing to trust. The needs-fixing
mismatch remedy from Task 2.
- _install_plugin_core: copies the manifest's update_url into the
sidecar row at install — the SAVED TAG (claims vs provenance).
- plugins list: provenance class shown for non-git user plugins.
- parser + dispatch: 'adopt' and 'trust-update-url' subcommands.
tests: 6 provenance-truth-table tests; existing plugins suite green
(80 passed across both files).
Spec + standards review (2-subagent /code-review) found five real
gaps against the settled design; all fixed:
- enabled_member_dirs() now FILTERS by enabled state: only plugins in
some profile's plugins.enabled join the union (a disabled plugin
never syncs). Result is ENABLE-RECENCY-ORDERED (newest last) via
new pm/plugins_state.py — order-preserving reads of every profile's
enabled list — so the bisect's incumbent-wins tiebreak (pop last)
now disables the most-recently-enabled, not the alphabetical last.
- materialize_legacy_pyproject() is gated on lazy_installs_allowed():
lazy-off installs keep the plugin dir untouched (materializing
would create a member candidate and then hard-fail every sealed
sync). Settled: 'never runs when lazy installs are disabled'.
- plugins_cmd dep install routes through resolve_union + the lazy
gate (it previously drove lock_and_sync directly, bypassing both):
the would-be union resolves as a check before enable, with the
plugin's own bisect decision surfaced as the refusal reason. The
real sync after enable still runs through sync_venv (the one
authority, with receipt + write-back).
- resolve_union disable decisions are written back to the plugins
enabled config (record_disabled_plugins → pm.plugins_state.
disable_plugins) so hermes plugins list reflects reality and
re-enable retries; best-effort, never breaks the sync.
tests: member discovery now asserts enabled-filter + recency order +
orphan exclusion; plugins_state suite (5: cross-home reads, order
preservation, disable write-back across homes, noop, garbage-config);
materialize lazy-off test; deps_flow updated to the resolve_union
shape. tests/pm + deps_flow: 193 passed, 0 failed.
hermes plugins install now installs declared plugin python deps
through the workspace union (settled 2026-09-02 plan, task 4):
- _install_plugin_python_deps() replaces the print-only hint: y/n
consent (auto-skip non-interactive), materialize the legacy bridge,
then lock_and_sync through the generated workspace root. Returns
(ok, reason), never raises.
- cmd_install: an explicit --enable whose deps failed to resolve is
REFUSED with the resolver's message (enabling would break the next
venv sync); the default interactive enable prompt only fires when
deps resolved, and the failure path prints installed-but-NOT-enabled
+ the reason + the re-enable command.
tests/hermes_cli/test_plugins_cmd_deps_flow.py: 5 behavior tests
(no-deps short-circuit, non-interactive skip, decline skip, conflict
reason surfacing, success + legacy bridge materialization).
Introduce the pm store: a unified, hash-verified package store that
replaces lazy_deps and the old installer's ad-hoc tool downloads.
Store tools are provisioned on PATH (ffmpeg, node/npm via pinned uv),
with a resumable 8-way downloader, verify() returning failure reasons,
and adopt() made EPERM-safe. chromium ships in the payload for every
target. The 3600-line install.sh is replaced by a staged bootstrapper
(heavy deps are pm's job after this); setup-hermes.sh, Dockerfile and
nix pin tables are rewired onto the store. Old install-script tests,
lazy_deps/managed_uv/build_info, and the ps1/bash installer test
batteries are removed with the machinery they tested.
Rebuilt from ethie/pm onto upstream/main (ac6c8028e0) after the
utf-8-sig sweep. 16 hot files (main also churned them) hand-merged:
platform adapters, main.py, electron/main.ts, tui_gateway/server.py,
cua_backend, installer-tests workflow, install.sh (full rewrite),
setup-hermes.sh, plugins doc.
The scope-normalization sweep only fixed the read paths
(list_providers/get_provider/registry_generation) in most registries;
the write paths (register/snapshot/restore) still stored under the raw
scope string while reads resolved through hermes_home_key — so a
scoped registration was written under one key and read under another
(agent/terminal_env_registry.py test_scoped_registration_isolated
failed on both Linux and Windows CI).
- add hermes_constants.normalize_scope(scope): hermes_home_key for
non-None, None preserved for the process-global layer — one named
function instead of the expression repeated at ~20 call sites
- apply it on both sides of all nine scoped registries
(browser, terminal_env, image_gen, transcription, tts, video_gen,
web_search, secret_sources, dashboard_auth, tools.registry)
- agent/deadline: MAX_SAFE_TIMEOUT_S on win32 leaves 60s headroom under
the DWORD-ms ceiling so margin-adding consumers (human-wait +60s)
stay platform-safe; tools/approval fail-closed fallback mirrors it
- tools/approval: strip shell escapes everywhere except inside
drive-anchored paths (the Windows shell is bash, so r\m still spells
rm; only C:\... backslashes must survive deobfuscation)
- consolidate the duplicated _rmtree_force into hermes_cli/fs_utils
and repoint both callers
- hermes_cli/kanban + disk-cleanup: shlex.split(posix=False) keeps
wrapping quotes in tokens; strip them before dispatch/matching
- test gating: SIGKILL durability conformance cells are linux_only
(TerminateProcess is not SIGKILL), macOS TCC anchor symlink-tree
classes are linux_only, Linux chromium profile tests resolve the
fixture home via expanduser patch + posix-joined expecteds so they
run identically on every host
Gate the POSIX-only and symlink-only tests with the linux_only and
require_symlinks markers. Fix the real cross-platform bugs:
- file_operations: use the translate_path flag, send snippets as base64, and
use sys.executable (the MS Store python3 stub and the list2cmdline
backslash collapse both broke snippets)
- approval: treat backslash as a Windows path separator, not an escape
- registry, browser_registry, secret_sources, plugins: normalize scope-key case
- checkpoint_manager, plugins_cmd: clear read-only bits before delete
- deadline: make MAX_SAFE_TIMEOUT_S fit the Windows limit
- image_routing, acp, cua_backend, daytona: fix Windows and POSIX paths
- hermes_state: match backslash in the retag LIKE clause
- kanban, disk-cleanup: match drive paths and split command arguments
- scripts: emit host separators through as_posix
207 test files are gated or isolated.
Widens #90327's line_input() to the whole bug class: all 46 bare input()
free-text prompt sites across the setup wizards (model_setup_flows, setup,
config, gateway, auth, auth_commands, plugins_cmd, skills_hub, bundles,
setup_whatsapp_cloud, main) now route through line_input(), and the shared
cli_output.prompt() / setup.prompt() helpers do too — so every CLI wizard
gets cursor editing, not just the custom model prompt.
Redirected stdin and missing prompt_toolkit keep builtin input() behavior.
E2E: real PTY with raw escape bytes through line_input, cli_output.prompt,
and setup.prompt (arrows + Ctrl+A/E edit correctly); redirected-stdin
fallback verified.
Claude Cowork (Aug 6, 2026) added skill & plugin security scanning:
third-party skills and plugins are automatically checked for malicious
content on upload/edit, returning pass/warn/fail. Hermes already scans
hub-installed skills (tools/skills_guard.py), but `hermes plugins
install` cloned and activated arbitrary Git repos completely unscanned —
and plugins run Python in-process, making them the more dangerous
surface.
- tools/plugin_guard.py: plugin-adapted scanner reusing the skills_guard
pattern engine. Exempts the documented provider-plugin patterns (own
requires_env API-key reads, HTTP calls with keys) on code files while
keeping true threat signals (foreign credential-store access, reverse
shells, destructive/persistence/obfuscation patterns, prompt injection
in docs). Plugin-sized structural limits; VCS/venv dirs excluded.
- hermes_cli/plugins_cmd.py: scan the temp clone before it is moved into
~/.hermes/plugins/. safe=install, caution=confirm (interactive prompt
or --force), dangerous=blocked (--force does NOT override). Re-scan on
`hermes plugins update`; a dangerous updated tree is deactivated until
the user reviews the findings. Dashboard install path returns
structured scan_blocked/scan_findings.
- Config gate: plugins.scan_on_install (default true) in config.yaml.
- Validated against all 60 bundled plugins: 57 safe, 3 caution (real
sudo / curl|sh content in their docs), 0 false-positive blocks.
- 15 new tests incl. E2E through _install_plugin_core with real git
clones.
Adds hermes-pack.yaml: a single YAML file pinning a set of plugins to
exact 40-char commit SHAs with optional non-secret plugins.entries
config seeds and a declared (not yet installed) skills list.
CLI:
- hermes plugins pack install <path|https-url> [--force]: mandatory
review screen (plugins + refs + declared capabilities), one summary
confirmation, then fan-out through the existing pinned install path.
Per-plugin capability consent rides the standard #64228 flow — a pack
never bulk-grants. Partial failures reported per plugin; non-zero
exit when any fail. Interactive only (no --yes in v1).
- hermes plugins pack export [--enabled-only] [--name]: pack YAML on
stdout from install metadata (repo + exact SHA); local-only plugins
become warning comments; secrets/capability grants stripped.
- hermes plugins pack show <path|url>: dry-run view.
Supply chain: refs must be exact 40-char SHAs (tags/branches rejected
naming the entry, same rule as the community index); config seeds
reject secret-shaped, capability, and allow_* keys; bare names resolve
through the community index; https-only URL fetch with size cap.
Tests: tests/hermes_cli/test_plugin_packs.py (36) — parse/validate,
SHA enforcement, mocked install fan-out, consent-per-plugin assertion,
export round-trip + sanitization, partial-failure exit code, parser
wiring. No live network.
Docs: user-guide plugins.md packs section (notes packs build on the
manifest v2 fields per #64165) + cli-commands.md rows.

Factory Droid v0.188.0 (Aug 4, 2026): 'Updating a plugin marketplace now
succeeds when its checkout has local changes instead of failing.'
Hermes had the same failure: users who tweak an installed plugin in place
(config constants, small patches) hit 'Your local changes ... would be
overwritten by merge' on every 'hermes plugins update <name>' and the
dashboard update path — the plugin becomes permanently un-updatable
until they hand-run git.
_git_pull_plugin_dir() now autostashes before the pull and re-applies
after, reusing the ref-compared stash discipline hermes update already
uses for the main checkout (PR #70161):
- clean tree → identical single pull, no behavior change
- dirty tree → stash push --include-untracked (ref-compared so 'nothing
saved' aborts before touching the checkout), pull, stash apply
- clean re-apply → drop the stash entry, note in output
- conflicted re-apply → reset to the updated revision (plugin stays
importable, no conflict markers on disk) and KEEP the stash entry
with recovery instructions
- failed pull with a stash → restore the user's edits before reporting
Covers both callers: cmd_update (CLI) and dashboard_update_user_plugin.
Real-git E2E tests for all four paths + sabotage-verified (tests fail
on the old single-pull implementation).
