Boot-time adoption of an unstamped blessed checkout publishes the same
identity a finished install/update does (commit == HEAD) but builds
nothing. Read as completion evidence, the launch that adopted (and every
later one) cleared a pending source-completion marker whose tail never
ran, and nothing on disk recorded the debt afterwards.
Adoption now stamps `adoptedAt`; the completed-tree check ignores such
stamps, and the next real completion rewrites the stamp without it. The
check also drops its blanket try/except: both reads it wraps never raise.
Bundled/sealed app updates never run hermes update's maintenance tail, so
their pre-update catalog snapshot stayed authoritative for the cache TTL.
Add a boot home step (once per installed revision, per profile) that drops
the active home's cache (#119340).
An update resolves the enabled plugin union against the NEW core. A plugin
admitted against the old core can stop fitting when core moves (managed
Python 3.13 -> 3.14 vs a member's requires-python <3.14, a requires_hermes
upper bound, a bumped pin), and the whole update then died after the
source swap with a non-resolver InstallError whose 'retry' hint failed the
same way every time.
Update syncs now pass evict_incompatible_plugins=True (update completion,
historical takeover, launch-time completion, venv_sync, post-update
drift). PM screens statically first (requires-python vs the target
interpreter, manifest/requires_hermes), then, if the rest still fails,
builds core alone to prove the plugins are the cause and re-adds members
in config order, disabling each one that breaks the build. Misfits land in
plugins.disabled (memory.provider cleared) in every home that enables
them, published through the existing journaled change hook (the journal
now carries several configs), and are reported on stderr + receipt
warnings. Admission and ordinary syncs still refuse; only a core that
cannot build on its own fails an update.
b207701287 routed PM's stamp reads through hermes_cli.steward.install_stamp_path.
The Docker runtime base runs PM before hermes_cli ships (only __init__ and
runtime_state are copied), so ensure() died with No module named
'hermes_cli.steward'. The resolver is an install-root path built only on
pm.paths.install_root/repo_root; move it there and point every reader at it.
write_source_stamp now returns None for a tree git cannot identify, instead
of raising. Blessed-checkout adoption still caught RuntimeError for its
minimal-stamp fallback, so it wrote nothing, reported the root as adopted,
and a read-only tree no longer reported itself unwritable. Branch on the
None the function returns now.
Runtime identity resolved through hermes_cli.__version__ (a static 0.0.0
on source installs, rewritten by release stamping) leaked v0.0.0 into
About, /api/health, User-Agents, and plugin compat, and source updates
showed "couldn't reach update server" because identity and channel
authority disagreed with the checkout.
Now: get_version_info() resolves install stamp -> live git -> unknown,
never pyproject metadata, never a package constant. Source checkouts
derive identity from their reachable release tag; the completion tail of
every successful install/update/historical takeover atomically rewrites
install-stamp.json with that identity; a stale source stamp whose commit
no longer matches HEAD defers to live git. ACP/TUI use derived_version
for display and base_version for protocol fields; all ~44 runtime
__version__ consumers migrated; hermes_cli.__version__ and generated
_version.py are gone; release stamping only touches the native manifests
external builders consume (nix/tauri/cargo) and passes release identity
straight into write_install_stamp.py; pyproject.toml stays inert 0.0.0.
Desktop no longer synthesizes a competing install-stamp.json: the
checkout owns its stamp, and desktop-bootstrap classification keys on
the bootstrap-complete marker. verify-bootstrap-version-stamp.py now
cross-checks the checkout's stamp (baseVersion + commit == HEAD).
Validation: 31-file focused suite green (version identity, stamping,
adoption, providers, gateway, acp/tui runtime identity, api server via
extras env, release graph); desktop tsc + 25 vitest green; real-repo
probe: base=unknown derived=git.0635606.dirty source=git on this
checkout; clean-env imports resolve entirely from this tree; windows
footgun + compat-pointer scans clean.
`import pm.ensure` bound the submodule onto the package, shadowing the facade's
`pm.ensure()` function for every later caller in the process (photon's sidecar
start hit `'module' object is not callable`). The module is pm.install now; the
function keeps its name. The facade resolves through `__import__` rather than
`importlib.import_module` so a test that patches import_module globally does not
break attribute access on pm.
tools/lazy_deps.py returns to the 16-line stop_for_relaunch shim the branch wrote
(an origin/main merge had replaced it with main's 775-line implementation); the
project-metadata tests follow. update_cmd re-exports the four old_updater_deps
names the shim tests resolve through hermes_cli.update_cmd.
post_update._install_root, boot_bootstrap.default_project_root,
update_channel._default_root, version_info._CODE_ROOT + _resolve_stamp_file,
_launchers.publish_launchers and pm.runtime each re-derived "HERMES_INSTALL_ROOT
or the code root". pm.paths.install_root() is the one place now; pm.store reuses
the downloader's User-Agent instead of carrying a second one.
Old updaters keep running after the checkout changes. Returning None
from their removed uv helpers enables a pip fallback against the new tree.
Keep the historical imports as inert shims and stop dependency entrypoints
with a relaunch message instead. Do not call PM or write recovery markers
from that mixed-version process.
Self-managed source launches use PM's successful input stamp to decide
when dependencies need a sync. Restart on the managed interpreter before
activating the selected generation. Preserve launcher forms and options,
and do not sync while a live updater owns the installation.
Targeted runtime batch: 225 passed, 8 platform skips. Real PM worker tests
build and publish disposable dependency generations, retain prior state on
failure, and exercise fresh-process relaunch before dependency activation.
The final launch guard test also passes. Full suite and native Windows
execution were not run locally.
The production updater runs inline maintenance. Boot bootstrap uses the
shared step registries directly. Neither calls the standalone runner.
Remove its re-exec path and unused flags, but retain the scope CLI,
logging setup, step implementations, and boot registries.
The scope test rejects runner flags before any step runs. Seven tests
of the removed interface are replaced by this refusal contract. The
existing scope and boot behavior tests remain. Regenerate the import
record through its owner. Only the runner's two dependencies disappear.
Verification: 358 tests passed, 0 failed, 15 host skips. Ruff passed.
No installed-state update, full suite, push, or release.
A lock-only stamp reported current without a usable environment.
Use PM's recorded inputs and boot-time selection for own-tree checks.
Do not read or write the foreign-bootstrap stamp for that path.
PM check and sync now share environment validation. Malformed records
remain intact and produce a visible error instead of a healthy result.
Foreign-root bootstrap and bare-import behavior remain unchanged.
Verification: real temporary PM builds, deletion and replacement,
plugin/Python/extra changes, malformed records and transaction neighbors.
The final isolated gate passed 115 tests with no failures. Lint passed.
No publication-lock rewrite or packaged adoption enforcement included.
Prepare dependency generations before selecting them. Keep shipped tool
bytes separate from writable additions, and store facts beside their entries.
Validate proposed plugin sets before config publication. Restore the previous
config if the facts write fails.
Consolidate duplicate updater, backup, setup, and voice helpers. Repair
launcher selection, dependency consumers, download ownership, update feeds,
and native Windows process and file handling.
Verification: 206 changed/prior-failing Python files reported 4630 passed,
one failed, and 330 skipped. Fix the remaining Hindsight fixture boundary.
The final targeted rerun reported 234 passed and two skipped. The store
review regression batch reported 83 passed and one skipped. Desktop
TypeScript checks, 56 selected Electron tests, 24 release tests, and the
removed-import/compatibility guards passed.
This is an integration checkpoint, not full audit acceptance. The complete
Python suite has not run on this fixed tree. Crash-atomic plugin publication,
generation cleanup, receipt correlation, and packaged lifecycle acceptance
remain open in docs/pm-audit-status.md.
Wire the desktop app onto the pm store for real distribution:
- MSIX bundle: electron-builder config, appx assets, manifest, copilot
key + deep-link routing, App Installer + Windows Store variant
(sign only the msix; inner binaries covered by the package block map)
- Rust CLI shim (apps/desktop/shim) — bundled builds run from the store
python + shim, never the venv; payload symlinks relativized so the
relocatable venv survives relocation
- Cloudflare R2 release pipeline: publish binaries + update feeds,
nightly channels/tags, stamp-first version resolution
- Update system: gate, uninstall steward, boot bootstrap, release
channels, update receipts
- install.ps1 reduced to a 361-line stage-protocol bootstrapper (heavy
deps are pm's job); darwin updater + update-channel mirror ripped
- doctor: main's re-landed TCC anchor kept, termux branches removed
Rebuilt from ethie/pm onto the pm-store stack. 22 hot files hand-merged;
uv.lock + package-lock.json keep main's newer dep tree; test_engines
reads the pm/lock.json pin; lazy_deps.py deleted (all 222 importers
migrated to pm in the foundation commit).
