- 15 `MERGE-CHECK:` conflict-resolution comments removed from prod code (two were
TODOs already done: the utf-8-sig sessions.json read lives in session_persistence,
the pm-aware cron script helpers in scheduler_script).
- 49 imports the branch left unused (ruff F401, none present at the merge base,
none inside PLUGIN-COMPAT blocks). update_cmd's frozen-surface re-exports are
trimmed to the names tests/compat/old_updater_surface.json actually lists under
hermes_cli.update_cmd; the rest resolve through hermes_cli.main.__getattr__.
- tools/environments/local_gitbash_probe.py: nothing imported it once _find_bash
delegated to pm.shell().
- Three try/except wrappers around calls that cannot raise (install_truststore,
get_hermes_home, and a duplicated except clause in supermemory).
Merges from origin/main resolved several files by taking main's side, which
re-inlined code paths this branch had already moved to PM. At HEAD that left:
- plugins/memory/hindsight: ImportError at module load (`_export_port_health_
grace_timeout` and `_MIN_CLIENT_VERSION` no longer exist) — the whole plugin
failed to import. Restored the side-env daemon client, folded main's
fail-closed profile-env rewrite guard into it, and dropped the version
auto-upgrade dance (the extra is pinned).
- mem0 / honcho / google_chat / memory_provider_migration / plugins_cmd_catalog:
imported the deleted tools.lazy_deps and hermes_cli.plugin_python_deps
modules; routed through pm.ensure_import / pm.sync_venv / pm.plugins_state.
scripts/ci/check_lazy_deps_imports.py exits 0 again.
- tools/skills_hub: the PLUGIN-COMPAT __getattr__ had been moved above
`_plugin_compat_prev_getattr = __getattr__`, so `SKILLS_DIR` recursed forever.
- tools/tirith_security: `import time` dropped; the circuit breaker NameError'd.
- hermes_cli/local_runtime/binaries: json/platform/os used without imports;
the manifest.json scan was for a layout PM no longer writes — the boot gate
now asks PM for an installed engine.
The retained comment still claimed a scope-less multiplex caller could load an
OSS config; identity reads above it raise UnscopedSecretError first. Both the
comment and the regression test now say the same thing: callers are scoped, an
OSS profile whose scope lacks MEM0_API_KEY initializes, and a scope-less caller
is a spawn-site bug that raises.
Four bundled plugins wrapped get_hermes_home() in a try/except that fell back
to ~/.hermes on ImportError (a2a/protocol._hermes_home, photon/auth
._auth_json_path, google_chat adapter inline, openviking done in the previous
commit). A bundled plugin cannot lose hermes_constants -- each already imports
gateway.* / agent.* from the same tree -- so the fallback was dead code that
was also wrong on Windows (%LOCALAPPDATA%/hermes) and under a profile override.
telegram's gmail-triage verb path used Path.home()/".hermes" outright, ignoring
profiles. mem0/_oss_providers baked os.path.expanduser("~/.hermes/mem0_qdrant")
into VECTOR_PROVIDERS at import time, so the Qdrant default landed in the
user's ~/.hermes for every profile; the default is now a lazy callable resolved
by vector_default_config(provider_id) at setup time. a2a/security.py only
changes its import (it borrowed protocol._hermes_home).
Behavior change: on Windows and under profiles these paths now follow the
active HERMES_HOME (they were previously anchored to ~/.hermes in the impossible
fallback / at import time); the default-profile POSIX layout is unchanged.
Test: tests/plugins/test_plugin_paths_follow_profile.py asserts each resolver
(a2a conversations, photon auth.json, mem0 qdrant default, openviking log)
lands inside a HERMES_HOME ContextVar override; sabotage red for the mem0
import-time constant and the photon ~/.hermes fallback.
Three shims caught UnscopedSecretError and degraded to "" (mem0._scoped_env)
or to os.environ (langfuse._secret, azure_identity_adapter._scoped_env). Under
multiplex os.environ holds the DEFAULT profile's .env, so the langfuse/azure
fallback could ship another profile's keys, and the mem0 fallback silently
routed a mis-spawned turn's memories into the default profile's account. The
exception exists to surface exactly that spawn-site bug (agent/AGENTS.md:
never add environ fallthrough, never swallow it). All three now call
agent.secret_scope.get_secret directly: with a scope installed a miss returns
the default; single-profile deployments (multiplex off) still read the process
env inside get_secret; a scope-less multiplex caller raises.
Behavior change: a mis-spawned child under gateway.multiplex_profiles now
fails loud with UnscopedSecretError instead of running silently unauthenticated
/ on the default profile's identity. The #99121 contract (OSS mode needs no
MEM0_API_KEY in scope) is unchanged and its test now installs an empty profile
scope, which is the situation the issue described; a genuinely scope-less
caller is asserted to raise in a new test.
Tests: tests/plugins/test_scoped_secret_readers_fail_closed.py (scope wins over
environ; scope-less multiplex raises) for langfuse + azure, sabotage red when
the langfuse fallthrough is restored; tests/plugins/memory/test_mem0_v3.py::
test_load_config_fails_closed_without_scope_even_for_identity_settings,
sabotage red with a swallowing wrapper reinstated.
Six of eight memory providers spawned plain threading.Thread for prefetch/sync/
writer work. A plain thread starts with an EMPTY contextvars.Context, so under
multiplex profiles the worker resolved the DEFAULT profile's HERMES_HOME (and
fails closed on scoped secrets). honcho and hindsight had each noticed and
written their own copy_context() wrapper; core had a third in memory_manager.
One canonical pair now lives on the ABC module every provider already imports:
agent/memory_provider.py::ctx_bound / spawn_context_thread. memory_manager,
honcho, hindsight, mem0, retaindb, byterover, supermemory and openviking all use
it; the honcho and hindsight wrappers and memory_manager._ctx_bound are deleted.
Five "json.loads(path.read_text()) or {}" readers (mem0._read_mem0_json,
honcho client/oauth/cli _read_config, hindsight save_config/_load_config) fold
into utils.read_json_or_empty, the read half of every read-merge-atomic_json_write
sidecar store.
holographic.save_config was the only config.yaml writer in the tree that
bypassed hermes_cli.config.save_config: raw open("w") + yaml.dump with no config
lock, no managed-mode refusal, no atomic replace, and a swallowed exception. It
now calls save_config(..., merge_existing=True). Behavior change: a managed
install refuses the write (previously silently rewrote config.yaml); other
sections are deep-merged instead of round-tripped through a raw dump.
openviking._hermes_home_path guarded an impossible ImportError of
hermes_constants (the module already imports agent.*) with a ~/.hermes fallback
that is wrong on Windows and under profile overrides; it is replaced by
get_hermes_home() directly.
Tests: tests/plugins/memory/test_provider_threads_inherit_profile.py drives each
provider's real spawn path with a fake backend and asserts the thread sees the
spawner's HERMES_HOME override (sabotage: retaindb back on threading.Thread ->
red). tests/plugins/memory/test_holographic_save_config.py pins merge-with-
existing-sections and managed-mode refusal (sabotage: raw yaml.dump -> red).
Six independent line-parsers with three different quoting/comment semantics
read the same .env files: tools/skills_tool.load_env (strip("\"'"), no inline
comments), hermes_cli/managed_scope._parse_env (same, no export, no BOM),
web_server_cron._profile_env_value (plain utf-8, no BOM), profile_cmd
._env_file_has_key, env_loader._env_keys_defined_in_dotenv (utf-8, so a BOM'd
first key stayed "\ufeffKEY" and the dashboard profile scrub missed line 1),
mem0/_setup._prompt_api_key (startswith scan, no quote strip). The boundary
parsers (scrub key set, skill secret capture) therefore disagreed with the
parser that installs the profile scope.
Now every one is a 1-3 line forwarder onto load_env_file, and
hermes_cli.config.load_env is memo over it (public signature unchanged).
_parse_env_value moves next to its only caller in secret_scope.
load_env_file gains the same latin-1 fallback env_loader uses to install
into os.environ, so a mis-encoded file yields the same key set on both sides.
Managed .env keeps its fail-LOUD contract (decode error logs and ignores the
file) instead of load_env_file's fail-soft {}.
Behavior change: managed .env, skills_tool and mem0 setup now honour
`export`, quoted-value escapes and inline comments the way the profile scope
does; web_server_cron and the dashboard scrub tolerate a BOM.
Invariant test: a BOM'd/export/quoted/commented .env yields the same key set
via load_hermes_dotenv (installer), load_env_file (scope) and
_env_keys_defined_in_dotenv (scrub); fails with the old scrub parser.
Competing installers and checkout-local venv assumptions bypassed PM
selection, install consent, and generation lifetimes. Route consumers
through PM and installation-bound launchers. Refresh source launchers
before obsolete Python entries can be collected.
Remove Node, browser, and CUA acquisition engines, obsolete venv-holder
handling, detached sync, and unused PM APIs. Keep historical updater
exports inert and preserve external tool ownership and native integration.
Share product freshness and prepared inputs across builders. Align plugin
admission, Docker provisioning, setup instructions, and behavioral tests.
Verified targeted Python and JavaScript tests, desktop and web typechecks,
scoped lint, real product builds, and the Docker frontend smoke test.
The missed post-setup test cleanup is included and verified.
Native Windows/macOS execution, full Rust compilation, and the complete
repository suite remain unverified. Historical compatibility requirements
were preserved and extended, not fully rescanned.
_truncate_for_sync documents "the last sentence boundary within max_len", but it
looped over separator KINDS and returned on the first kind that qualified. An early
"。" therefore outranked a "." 240 characters later, and in pure ASCII "." outranked
a later "!" or "?" purely because it comes first in the tuple.
With the 450-char default, "a"*200 + "。" + "b"*240 + "." + "c"*100 kept 201 of the
442 characters available: 241 characters the embedder would have accepted were
discarded, so any fact in the second half of the turn never reached extraction. The
add() call succeeds, so unlike #106235 nothing is logged — the turn is simply
remembered from its first sentence. Raising sync_max_chars widens the gap rather
than closing it.
Take the max over every separator instead, from a named tuple so the set is not
buried in the loop. ".\n" is dropped: its index can never exceed the bare "." it
starts with, so under a max it is unreachable. The first-third guard and the hard-cut
fallback for unsegmented input are unchanged.
Fixes#108868
Under gateway.multiplex_profiles, os.environ holds the DEFAULT profile's .env; a
secondary profile's values exist only in the per-turn secret scope. Every reader
below still read os.environ/os.getenv at call time, so a secondary profile's turn
silently used the default profile's value.
Credentials (F6): FIRECRAWL_API_KEY (read_file hosted OCR), OPENVIKING_API_KEY,
mem0-OSS OPENAI_API_KEY, MODAL_TOKEN_ID/SECRET and BROWSER_USE_API_KEY presence
gates, and the xAI video plugin's os.getenv("XAI_API_KEY") fallback AFTER the
scoped resolver had already missed — the exact fallback-after-miss shape
gateway/AGENTS.md forbids. Deleted, not re-scoped: the resolver is the scope.
Identity / tenant (F7): MEM0_USER_ID/AGENT_ID/HOST/MODE, SUPERMEMORY_CONTAINER_TAG,
RETAINDB_PROJECT, OPENVIKING_ACCOUNT/USER/AGENT (and the whole layered() env
read), HINDSIGHT_BANK_ID/MODE/retain shaping, HERMES_HONCHO_HOST. A raw read
put a secondary profile's memories into the default profile's account/bank/
project/tenant and recalled them back into the default's turns. Each now uses
get_secret with the provider's own per-profile default on a miss.
Endpoints (F8): OPENAI_BASE_URL (aux custom runtime + direct-alias expansion),
XAI_BASE_URL/HERMES_XAI_BASE_URL (aux OAuth), NOUS_INFERENCE_BASE_URL (#65941,
both the aux builder and hermes_cli.auth_nous._nous_inference_env_override),
GATEWAY_PROXY_URL (same UnscopedSecretError-only fallback shape as
GATEWAY_PROXY_KEY three lines below), FIRECRAWL_API_URL, BROWSERBASE_BASE_URL,
SUPERMEMORY/RETAINDB/HONCHO/HINDSIGHT URLs. The keys beside them were already
scoped, so a secondary's key was sent to the default profile's proxy or host.
Targets / display (F11): WEIXIN_HOME_CHANNEL (message posted into the default's
chat), HERMES_LANGUAGE, and agent/i18n's process-wide lru_cache of
display.language — now keyed by HERMES_HOME.
Outbound webhooks: hooks.outbound[].secret_env resolved from os.environ while
the gateway registers each profile's targets inside that profile's scope, so a
secondary's deliveries were signed with the default's secret or left unsigned.
Agent-cache eviction: _spawn_release_thread started a bare threading.Thread, so
commit_memory_session -> provider on_session_end ran with an EMPTY context. The
thread now runs copy_context() and, for the unscoped housekeeping sweep, enters
the owning profile's _profile_runtime_scope resolved from the session key
(agent:<profile>:...). The pressure batch does the same per key.
session_search (#82903): agent/inline_tool_executors.py::_session_search
forwarded every schema argument except `profile`, so a gateway agent could
never select a named profile's store. Forwarded; the ownership-scoping design
in #87779/#87847 is a separate design call and is not attempted here.
Live repro (/tmp/mux_audit/fix-tool-memory-reads/repro.py): 28 FAIL on
origin/main -> 0 FAIL with this change; 10 new invariant tests red on base.

Conflict resolution on top of main also routes MEM0_MODE / MEM0_HOST / MEM0_AGENT_ID /
MEM0_USER_ID through get_secret: identity and host are .env values like the key, and a
raw environ read hands a secondary profile the default profile's mem0 account.

Keep upstream's reviewed catalog as the only plugin name index.
Catalog pins and custom update sources share staged PM validation.
Publish code and dependencies with recovery after process death.
Reject a concurrent enablement change before publishing disabled code.
Use the manifest loader's supported version in the installer. Keep
probe cooldowns for timeouts, not TLS failures that a CA change fixes.
Preserve the backup, uninstall, browser and memory-provider repairs.
Verified with the canonical runner on native Windows ARM64, real Git
repositories, local TLS endpoints and UV dependency generations.
Desktop catalog tests and both TypeScript checks pass. The full suite
and native release builds were not run. No remote push.
A flat 450-char cap fits 512-token embedders (bge-small-zh-v1.5,
all-minilm) but stores only ~5% of the window on 8192-token models
(text-embedding-3-small, jina-embeddings-v3, bge-m3), degrading memory
quality for users those models served fine before truncation existed.
Read `sync_max_chars` from mem0.json once in initialize() (450 default)
and pass it to _truncate_for_sync(). Config over auto-detection: the
Ollama /api/show probe + known-model table proposed in #37427 adds a
network call and a curated list for a number the operator already knows
from their embedder choice; the setup wizard's mem0.json is the plugin's
behavioral-settings surface (no new HERMES_* env var). Documented in the
plugin README and the memory-providers docs page.

sync_turn() sent the whole turn to backend.add() untruncated. OSS
embedding models with small context windows (Ollama bge-small-zh-v1.5:
512 tokens) reject the request with HTTP 500, and hosted APIs answer
INPUT_TOKEN_LIMIT_EXCEEDED — in both cases _try() only logs, silently
dropping the turn's memory extraction after long conversations.
Cap each synced message at its last sentence boundary within 450 chars
before ingestion: short turns pass through unchanged, long turns keep a
coherent statement for fact extraction. This replaces the previous
retry-on-error approach, which could not match Ollama's HTTP 500 shape.
Salvaged from #37427 with the test suite trimmed to the one invariant
(oversized turn still reaches a small-context backend, short text
untouched, no breaker failure).

Merge upstream 5e645791ac.
Retain the PM feature-flag owner and add upstream connection options.
Use the deny-only window-open policy while trusted external links keep
the existing IPC path. Keep both session-import and external-link copy.
Preserve captured timeout output when adding terminal yield handoff.
Quickstart tests patch the explicit upstream model-assignment owner.
Migrate incoming legacy OS markers to the branch's platforms gate.
Desktop renderer and Electron typechecks passed. Targeted Electron tests
passed (42 tests), Python conflict checks passed (26 tests, 3 skips),
and the plugin-compat import checker passed. CI owns the broad merge gate.
The plugin loader pre-registers empty shells in sys.modules before
executing any submodule. When _setup.py ran 'from . import _read_mem0_json'
at module level, Python found the empty parent shell (init not yet executed),
so the import failed silently. This left _setup.py partially loaded and
post_setup undefined, causing 'cannot import name post_setup' during
hermes memory setup mem0.
Move the import inside the three functions that use it, matching the
late-import pattern __init__.py already uses for post_setup.
Fixes: hermes memory setup mem0 crashing with ImportError
Prepare dependency generations before selecting them. Keep shipped tool

Verification: 206 changed/prior-failing Python files reported 4630 passed,
one failed, and 330 skipped. Fix the remaining Hindsight fixture boundary.
The final targeted rerun reported 234 passed and two skipped. The store
review regression batch reported 83 passed and one skipped. Desktop
TypeScript checks, 56 selected Electron tests, 24 release tests, and the
removed-import/compatibility guards passed.

Review findings on #102117 (independent reviewer + itsflownium):
* hermes_cli.kanban_db.connect / connect_closing pointed at hermes_cli.projects_db (different DB, no
board= parameter). The compat generator ranked candidate homes by path proximity when a name is
defined in several modules. Now it requires shape compatibility with the BASE definition (same
literal for constants, superset of parameter names for defs) and prefers the facade's own
<stem>_* sibling. Same class fixed for tools.tts_tool.DEFAULT_XAI_BASE_URL (-> tts_tool_providers),
and 17 constants/defs that had been pointed at same-named strangers (Matrix MAX_MESSAGE_LENGTH ->
Signal's 8000, tts MAX_TEXT_LENGTH -> BlueBubbles', honcho/retaindb/supermemory *_SCHEMA -> another
plugin's schema, ...) are now restored from BASE verbatim instead.
* send_yuanbao_direct (restored-def): body called adapter._outbound.send_direct, which HEAD moved to
the sender; rewritten to adapter._outbound.sender.send_direct.
* COMPAT_MANIFEST.md states the scope explicitly: public top-level names only; private names and
test monkeypatch seams are not preserved.
* scripts/check_subprocess_stdin.py: _splat_carries_stdin looked 30 lines ahead in the file text
and was satisfied by an unrelated later stdin=; it now finds the splatted name's definition via AST
and requires stdin inside that expression/body.
Tests: tests/test_compat_manifest_targets.py (pointer identity vs the facade's sibling; kanban
connect(board=) opens a Kanban DB, not projects.db; both FAIL on the previous layer),
test_subprocess_stdin_guard gains the false-negative probe, and the MoA -Q quiet-output contract
tests are back (tests/agent/test_moa_quiet_reference_output.py) against build_moa_facade.
The Sep 2026 decomposition (PR #102117) makes internal import paths a non-API: names now live in
the focused modules that define them. This commit is the ONLY thing keeping the old paths alive,
so external plugins have time to update. It is deliberately a single, unsquashed commit:
git revert <this sha>
removes every shim, stub and manifest at once on the announced date. Nothing in-tree may depend on
these pointers: scripts/check_compat_pointers.py (wired into lint.yml) fails CI if it does.
What it adds (see COMPAT_MANIFEST.md, compat_manifest.json):
- 332 facade modules get one delimited `PLUGIN-COMPAT` block appended at the end of the file
- 1,172 moved names resolved lazily via a module `__getattr__` (PEP 562) — never a top-level import,
so no import cycles; facades that already had `__getattr__` get a chained one
- 592 third-party/stdlib names the old modules used to expose, with their original import statements
- 266 public definitions that had been deleted as unused, restored byte-for-byte from the pre-decomposition
tree (+40 private helpers and 16 imports pulled in only because a restored definition needs them)
- 3 deleted modules recreated as re-export stubs (gateway/startup_watchdog, hermes_cli/observability/
relay_runtime, tools/environments/modal_utils)
- private names (`_x`) get no pointer: they were never API (3,792 skipped)
Verified: all 335 touched modules import under a fresh HERMES_HOME and every manifest name resolves;
the lint reports zero in-tree uses; ruff clean; targeted suites unchanged.
Introduce the pm store: a unified, hash-verified package store that
replaces lazy_deps and the old installer's ad-hoc tool downloads.
Store tools are provisioned on PATH (ffmpeg, node/npm via pinned uv),
with a resumable 8-way downloader, verify() returning failure reasons,
and adopt() made EPERM-safe. chromium ships in the payload for every
target. The 3600-line install.sh is replaced by a staged bootstrapper
(heavy deps are pm's job after this); setup-hermes.sh, Dockerfile and
nix pin tables are rewired onto the store. Old install-script tests,
lazy_deps/managed_uv/build_info, and the ps1/bash installer test
batteries are removed with the machinery they tested.
Rebuilt from ethie/pm onto upstream/main (ac6c8028e0) after the
utf-8-sig sweep. 16 hot files (main also churned them) hand-merged:
platform adapters, main.py, electron/main.ts, tui_gateway/server.py,
cua_backend, installer-tests workflow, install.sh (full rewrite),
setup-hermes.sh, plugins doc.
Route HINDSIGHT_API_KEY/HINDSIGHT_LLM_API_KEY, HONCHO_API_KEY, SUPERMEMORY_API_KEY, MEM0_API_KEY and RETAINDB_API_KEY reads through agent.secret_scope.get_secret so multiplexed turns resolve the active profile's key instead of the process environment. Also guard supermemory post_setup's os.environ write on not is_multiplex_active() — writing one profile's key into the process-global env pollutes sibling profiles; the single-profile convenience path is unchanged.
Installing a memory provider (Honcho, mem0, hindsight, ...) from the
dashboard Plugins page failed on hosted deployments with a permission
error: the setup endpoint shelled out to
`uv pip install --python sys.executable`, which targets the sealed
read-only venv under /opt/hermes (immutable hosted image, NS-579/#49113).
The correct mechanism already exists: tools/lazy_deps.py redirects
installs to the writable durable target on the data volume
(HERMES_LAZY_INSTALL_TARGET=/opt/data/lazy-packages) when the venv is
sealed (HERMES_DISABLE_LAZY_INSTALLS=1), appends the target to the END
of sys.path (core venv always wins collisions), and constrains shared
deps to core-venv versions. The dashboard installer simply never used
it.
Fix:
- tools/lazy_deps.py: new public install_specs() — installs arbitrary
manifest-declared pip specs through the same environment routing as
ensure(): venv-scoped by default, durable-target on sealed images,
refused with an actionable reason when gated off (config kill switch
or sealed venv without a target — never surfaces raw EROFS/EACCES).
Specs are validated with _spec_is_safe(); post-install it invalidates
import/metadata caches so availability rechecks in the same process
see the new packages without a restart. Never raises.
- hermes_cli/web_server.py: _install_memory_provider_pip_dependencies
now calls install_specs() instead of building its own uv/pip
subprocess. Blocked installs surface the gate reason in the setup
results; the response's status block reflects post-install
availability (stale 'missing deps' state clears immediately).
- hermes_cli/memory_setup.py, plugins/memory/honcho/cli.py,
plugins/memory/mem0/_setup.py: CLI setup wizards routed through
install_specs() too — same sealed-venv failure mode, same fix.
No hosted setup path writes to /opt/hermes anymore; provider discovery
and installation now use the same environment (sys.path activation is
shared with the lazy-install bootstrap in hermes_bootstrap).
Tests:
- tests/tools/test_lazy_deps.py: TestInstallSpecs — gating matrix
(sealed+no-target blocked with immutable-deployment reason, config
kill switch, sealed+target proceeds), spec-safety rejection before
any subprocess, venv-scoped vs --target command display, failure
stderr passthrough, never-raises contract.
- tests/hermes_cli/test_web_server.py: setup endpoint routes pip
through lazy_deps (regression guard asserts no direct 'pip install'
subprocess), blocked-reason surfacing, same-response availability
recheck clears stale missing state.
Fixes NS-605 (Plain T-1111).
AST-driven pass over every Path.read_text()/write_text() without an
explicit encoding= across non-test code: 71 sites in 34 files
(skills_hub, hermes_cli/main+profiles+service_manager+container_boot,
mem0/hindsight/honcho plugins, achievements dashboard, release/CI
scripts, productivity+comfyui skill helpers, agent/*). Verified zero
positional-encoding collisions before insertion; per-file compile()
check after.
Adds a check-windows-footguns rule flagging bare single-line
read_text/write_text (multi-line forms stay covered by the AST guard
test from #38985). Together with the salvaged contributor commits this
retires the ~169-site bare file-I/O class (#37423's long tail).
Follow-up to review feedback:
- mem0 _prompt_api_key read .env with the locale default, so a Notepad
BOM hid the first key from the masked current-value lookup; read it
with utf-8-sig + errors=replace like the canonical readers in
hermes_cli/config.py.
- hindsight _load_simple_env used plain utf-8; it also parses the Hermes
.env during post_setup, where a BOM stuck to the first key. Switch to
utf-8-sig + errors=replace.
- Add hindsight regressions: BOM key matching in _load_simple_env and in
the cloud post_setup writer, plus non-ASCII round-trip preservation,
and a mem0 regression for the BOM'd masked-key lookup. The BOM tests
fail without the fix on any platform.

The mem0 and hindsight memory-provider setup routines round-trip the
user's ~/.hermes/.env: they read existing lines, update the keys they
manage, and rewrite the whole file preserving every other line verbatim.
Both used env_path.read_text() / write_text() with no encoding.
read_text()/write_text() with no encoding fall back to the system locale
(cp1252/GBK on Windows), so on a non-UTF-8 host the preserved lines get
mangled or the call crashes on any non-ASCII value, and — because the
reader never strips a BOM — a Notepad-edited .env makes the first key
fail the in-place match and get duplicated instead of updated.
Match the canonical .env readers in hermes_cli/config.py: read with
encoding='utf-8-sig' (BOM-tolerant) and write with encoding='utf-8'.
mem0/_setup.py already pins utf-8 for mem0.json, so this just aligns the
.env path in the same file. Fixes both memory plugins in one class fix.
Adds regression tests: a BOM'd .env updates the first key in place
(locale-independent, fails without the fix) and non-ASCII existing lines
survive the round-trip.
Co-Authored-By: Claude Fable 5 <noreply@anthropic.com>
Path.read_text() without an explicit encoding uses the platform's
default encoding. On Windows this is typically cp1252 or mbcs, which
causes UnicodeDecodeError or silent data corruption when reading
UTF-8 content (JSON files, user text, config with non-ASCII chars).
This is the read-side companion to the write_text() encoding fix.
Fixed the most critical locations that read JSON data, user content,
and config files across 14 files with 31 call sites.
Pattern: .read_text() → .read_text(encoding='utf-8')
json.loads(path.read_text()) → json.loads(path.read_text(encoding='utf-8'))
On Windows with Chinese locale (GBK), subprocess.run(text=True) without
explicit encoding causes UnicodeDecodeError crashes. This fix adds
encoding='utf-8', errors='replace' to all subprocess.run() and
subprocess.Popen() calls that use text=True across 76 non-test Python files.
Fixes#53428 (master tracker for Windows GBK locale crash).

those will be submitted as separate focused PRs.
The salvaged SelfHostedBackend made self-hosted servers reachable via
mem0.json / MEM0_HOST, but the setup wizard still offered only Platform
and OSS — exactly the gap users hit (Discord report: 'At memory setup
there's only 2 options'). Adds a third wizard mode:
- interactive picker: Platform / Self-hosted server / Open Source
- non-interactive: hermes memory setup mem0 --mode selfhosted
--host http://... [--api-key ...] [--dry-run]
- host -> mem0.json (behavioral), API key -> .env as MEM0_API_KEY
(secret), optional key for AUTH_DISABLED servers
- best-effort reachability check against the server, non-fatal
- README + memory-providers docs updated with the wizard path
Review follow-ups on the salvage:
- get_all() pruned from the ABC and all three backends: mem0_list (its
only caller) was removed by the recall-tuning commit, leaving new,
tested, unreachable code — including SelfHostedBackend's _MAX_TOP_K
over-fetch workaround. Tests for it dropped; fake-class stubs remain
harmlessly. (The #52921 true-total fix lives on in the PR history if
a lister ever returns.)
- The persisted rerank config key was write-only (setup prompted for it,
nothing read it). initialize() now parses it into _rerank_default and
mem0_search uses it when the model doesn't pass rerank explicitly;
per-call args still win. Guard test added.
- Platform-mode setup now warns when MEM0_HOST is set in the environment:
the json host-clear can't help there (_load_config seeds host from the
env var, docs tell users to put it in .env) — the user would silently
keep routing to the self-hosted server.
- SelfHostedBackend: connect-level retries (httpx.HTTPTransport(retries=2))
so a single transient blip doesn't count toward the provider breaker;
transport now injectable and the test helper uses the real __init__
instead of mirroring it via __new__.
- plugin.yaml description no longer leads with reranking (off by default,
platform-only); docs em-dash typo fixed.
Follow-up on the salvaged #55614. The PR added host-based routing to
_create_backend (precedence: oss > host > platform) but two sibling surfaces
didn't mirror it:
- system_prompt_block() checked host before oss, so an oss+host config ran
OSS but told the model it was self-hosted HTTP. Reordered to match routing.
- Platform setup (hermes memory setup mem0 --mode platform) left a stale host
in mem0.json; since host beats platform, the user kept routing to the
self-hosted server. save_config merges (no delete), so clear host to ""
rather than pop() so the merge actually overwrites it.
Adds regression tests for both (mutation-checked).
Salvage of #55614 by @kartik-mem0 (mem0 maintainer). Adds a SelfHostedBackend
that talks to a self-hosted Mem0 Docker server over httpx (X-API-Key auth,
/search + /memories routes), gated behind `host`. Also folds in the mem0
research-team recall tuning that rides with it: rerank defaults to false across
all modes, the mem0_list tool is removed (5->4 tools), search guidance is
de-shouted, and self-hosted get_all reports the true stored total (#52921).
Supersedes the self-hosted portion of #52487 (@liuhao1024, first-submitted).
